As trainers and facilitators, we need not necessarily be confined to working in our native languages. We have probably all had experiences working with translators (who translate the written word) for materials and interpreters (who translate the spoken word) in meetings using both simultaneous and sequential interpretation. But normally these opportunities are confined to more formal presentations and settings, where people are sitting down with headsets bolted to tables or connected to a little fiddly box, and often to shorter timeframes.

What if you wanted to play a game, run a quiz, or get people on their feet for an interactive exercise, in Russian, Arabic or Japanese? (these are languages that at least I do not even notionally speak)

With our Japanese partner, Change Agent Inc., and a fantastic, local bilingual Co-Facilitator, I had the great pleasure recently to lead three days of Bright Green Learning Academy workshops in Tokyo with an impressive group of 30 Japanese Facilitators and Trainers. Our training courses are highly interactive and experiential, and it was a training about facilitation and working across cultures.  It was fascinating to plan how to run the workshops very effectively in a language that the lead trainer (me) didn’t speak at all. It worked remarkably well due to a number of actions taken in advance and during the workshops. Bear in mind that to do this well, it takes a lot of extra work, but if your goal is real learning exchange, then it’s worth it.

Preparation, Preparation, Preparation

To make this work, preparation is absolutely key. You cannot simply show up, speak your language, and let the interpreters do all the work, using your English slides, flipcharts, and materials. Everything needs to be translated in advance, including:

  1. Participant Materials – This is obvious – everything the participants get needs to be translated into their language.
  2. Facilitation Materials – If your co-facilitator speaks your language, you might not need to translate all the facilitation materials. But you will want to go through your Facilitation Agenda in great detail with your co-Facilitator to make sure he/she completely understands the content and process, as they will then be able to answer questions without asking you.
  3. Job Aids – All the handouts, group work sheets, quizzes, etc. will all need to be translated. It is helpful if you number your English versions, and then have the same numbers and layout (as much as possible) for the translated versions, so that you can hand them out while giving instructions, and are certain that they are the same documents.
  4. Flipcharts: Instructional and Templates – In advance (like months in advance), I sent through photographs of all the flipcharts, both those that had group work instructions, and those that small groups use to fill in to guide their group work and record their answers. See below for an example. I thankfully had photos of all of our flipcharts from other English delivery of the courses, so could send those along for translation and creation in Japan.  When I got to Japan all the flipcharts had been made beautifully, and were recognizable as they were exactly the same as the English versions in look. When I had to refer to them, such as the schedule, either we put a few words of English on the Japanese version (as below), or I put an English version of the flipchart below the Japanese to orient myself. When I introduced it, though, I used the Japanese and just kept an eye on the English to make sure I was in the right spot!

Note that it takes longer than you think to translate all these materials well, and format them nicely (and in some cases print them). All these materials need to be sent weeks and months in advance if possible. It is also important to have a professional translators, which Change Agent had, so that the translations were done particularly well, something always appreciated by participants.

Delivery with Interpretation

With all your materials translated, and with a mirror English set in your hands, you are ready to start working with the interpreters. On the day prior to the workshop, it is useful to set up a meeting with the interpretation team so that they have a chance to ask you questions.  The excellent Japanese interpreters I worked with had been provided with both the English and Japanese translation of the materials and had carefully gone through it highlighting concepts, acronyms, phrases that they needed some further information about. This meeting took us about an hour, and also included their tips for me on how to work successfully with them.

In our case, as we were a relatively small group, in a small room, I was the only person with a headset. When I spoke, the interpreters would consecutively translate into Japanese. So I needed to speak slowly and chunk up my inputs so that they could follow. When a Japanese participant spoke, or my co-facilitator, the interpreters would simultaneously translate into my ear. So for the participants, when they were interacting with each other and with me this was seamless, and almost immediately I could understand what they were saying. In order to do this, the interpreters would move around the room to be close to the speaker and use a small whisper mic into which they would simultaneously interpret into English what was being said. They used a clipboard to cover their mouths when they spoke into their small hand held microphone (about the size of an iPhone) and could do it so quietly that no one noticed or heard them speaking, except me through my ear piece! This meant that when I spoke, it doubled the time needed, but when participants were speaking, there was no additional time needed in the agenda. That was an incentive for me to keep my inputs concise, and pacing felt more natural.

With a highly interactive agenda, including lots of movement and format changes (we were delivering facilitation training so walking the talk) this worked well, as participants did not need to speak into microphones, nor wear headsets. I also did not need a microphone, as long as the interpreters could hear me clearly. They did use a microphone themselves when they were consecutively translating my words, so that they could be heard easily by all the participants in the room.

A couple of tips from the notes that I made during our workshop:

  • Wear something with pockets as you still need to put the little control box for the headset somewhere (that lets you turn up the volume, and turn it on and off to save battery – check the battery!)
  • Meet up with interpreters in advance, not only to allow them to ask questions, but also so they can get used to your voice and speech patterns.
  • Keep eye contact with the interpreters during your session. They will give you signals when you need to slow down or explain things further, or if they need a little more time to translate what you said.
  • Check in with them regarding their hours, break times, and things they may or may not do. (Not in this case, but once I had interpreters tell me a little late that they would not translate videos, thus making our small group video report back exercise rather challenging.)
  • Also see if there is anything that drives them crazy – when I work  in French and English, two languages that I speak, I have had interpreters ask that I only speak one language and not mix them mid-sentence, which can be tempting to do. In some cases, there are two interpreters, one who translates into one language and one who translates into another. So when they see me take the microphone or stand up, that would be a visual signal and they would know what language I would be using and the related interpreter would be ready. This doesn’t work if you keep switching languages! This is not always the case, but a conversation with your interpreters in advance will uncover any of these things.

All in all, it is amazing to be able to work effectively in many different languages, even if you don’t speak them. Taking particular care of the preparation and delivery with translation and interpreters can help you make sure that you achieve your goals, your participants achieve their goals, and that your words and materials are not irretrievably lost in translation!

Twenty cards, twenty quiz questions and twenty answers, about 20-30 minutes of learning, chunked up in small bites. Learning Nuggets!

I would never recommend actually eating an elephant, but as the old saying goes – How do you eat an elephant? One bite at a time… But what does this have to do with learning?

I have worked on many fascinating projects, such as the one for which we produced these learning nuggets, that generate a mountain of learning (an elephant of learning). The learning can be very intentional and structured, using for example a set of KPIs or a donor’s reporting framework to guide it, or more organic, using the partners or project proponent’s learning questions that emerge during the process (or both.)

The learning can be generated through interviews, online reporting systems, annual reports, workshops and meetings (and more). And the outputs can take the form of stories, case studies, spreadsheets, good practice reports, how-to guides, videos, photos (and on and on).

The Micro-Learning Nuggets answered an expressed need – many of the project proponents did not want to read long documents, or wade through a vast jungle of information. So the Learning Nuggets exercise was a way to consolidate and distill out the most important learning and deliver it in an accessible way – a quiz-type exercise where people had to work (a little) for the learning through a few minutes of “effortful retrieval” through applying their own knowledge and experience to the task, and then getting validation or course correction, with some new information.

We have used these cards in workshop exercises in many ways as you can imagine with people learning about industrial development PPDPs; we have shared them with our partners as a way to transfer lessons learned through the project (and they can in turn share them in their institutions); we have also recently launched a Micro-Learning Nuggets Newsletter, which is a curated online format for the Nuggets. Once a month, an Micro-Learning Nugget Newsletter goes out with a topic, and one related question that has a multiple-choice answer that the reader can consider and click the chosen answer and then submit their response. They then get a “Congratulations! D is the correct answer” with some additional information, or “Sorry, incorrect! D is the correct answer” with the right answer which shares the learning. Here is an example of the Learning Nugget as an online quiz question:

The Micro-Learning Nugget Newsletter then offers just a few additional links for learning more if you are “Still curious?” This is great because it let’s us link to selected resources all over the website, thus connecting the learner to existing documents (or specific parts thereof), knowledge products, videos, social media – all curated to the topic of the month’s newsletter, and timed out (very important!) from very short to a little longer.

What I think is most interesting about this method for packaging and sharing learning, is that it is very simple – just one quiz question – but each one is based on the large body of evidence collected through captured experience, interviews, annual learning workshops, reports, Chief Technical Officers and partners experiences, and more. But instead of a drop box full of documents that people rarely use, this transforms and brings back the knowledge in bite-size Micro-Learning Nuggets, be it on a card or in your in-box once a month.

We developed two animated videos that took a similar approach – to boil down parts of the vast learning base into 2-3 minute videos. I wrote a blog post about that process: Condensing Learning Into 4 Minutes or Less? Making a Simple Animated Video for a Complex Project. 

There’s nothing like a conference with short presentation after presentation to remind you what makes a particularly good one. I facilitated two Awards ceremonies recently where 18 people in all presented their cases and proposals in 6 minutes each. These were critical opportunities for the speakers to share their ideas and convince the jury and audience of their merits in relatively micro-timeframes (imagine condensing your 30 years of hard work into this time frame?) It became very clear in this long string of short speeches that a super good presentation would do a lot to support a candidate’s case.

As I watched one after another fly by I jotted down observations that I thought might make a good checklist for speakers making short presentations (including me!) I would say that we all know these things intellectually, but when we are up there in front of the lights and hundreds of people, do we do them?

My advice, don’t read this list now.

You will just say, “Yes, of course, obvious, duh.”

Use it AFTER you have prepared your presentation, as a checklist, then it will be most useful. Be honest when answering these questions, the quality of your presentation depends upon it!

  1. Does it fit into the allocated time? How do you know? (Please practice for timing out loud.  Just because you can whiz through something in your head in the allocated time, doesn’t mean that when you have to move your lips, pause to breathe, and fiddle with the slide changer, etc. you won’t need a few extra minutes. With a 6-minute time slot, this can be a killer.)
  2. Are you talking too fast? (Don’t speed up to fit it in the timeframe, and when you are nervous you might speed up your pace naturally – or should I say nervously. It is also incredibly stressful for the audience members who are desperately trying to keep up with you and understand you. Non-native speakers have a big advantage here as they might be translating at the same time which can slow speech down. Native English speakers have to work harder at comfortable pacing. Breathe again.)
  3. Is there any fluff? Cut it out. (Don’t spend time thanking every distinguished person in the room up front, it is nice but people will assume your thankfulness if you don’t say it. Remember that your timing starts as soon as you open your mouth. Don’t give too much background on yourself, a smart sentence will do if needed at all – in all of my sessions I introduced the speakers, ask if this will be your case, so you can cut this out. Don’t give too much context and background, just enough to launch your idea. You probably have a very smart audience too who knows where Switzerland is, skip the map.)
  4. Are your key messages up front? (It might be tempting to leave the big idea for last, but if you run out of time, and you have a strict timekeeper like me, you might never get there – this happened over and over! Pull them up front and share your lessons learned all the way through rather than saving all that juicy stuff to a potentially rushed and awkward end. You can always repeat them on your closing slide which you want to leave up while people clap for you – NOT that big empty slide that says “THANK YOU!”)
  5.  Is your presentation or slide set too data heavy? (In these short time frames you should sprinkle in the most powerful data and figures and not overload slides with graphs that say too much for the seconds you have to share them. If you do use a graph, use a red circle to highlight the key point or figure, or write the key message on it. And you should NEVER have to say to your audience, “sorry that graph is not clear”, “sorry you can’t read that table from the back, etc.” Just skip it and give a summary instead.) 
  6. Can you deliver it without reading your slides? (With a short timeframe, you should be able to memorize or at least mostly memorize a presentation. In those that are best, the speaker moves away from his or her slides and tells the story with the slides as emphasis photos, key words/figures or messages. It also means you will be facing your audience rather than having your back to them. With a short time frame, you will not be able to engage them much or make eye contact if you spend 50% of your time starting back at the big screen. For short speeches have a few strong key headings that you can keep in mind while you weave your narrative together. Of course, this takes practice – see Point 1 above again.)
  7. Is your PPT/Prezi working? (The PPT equivalent of a wardrobe malfunction is when your animation doesn’t work, your video doesn’t stream, your sound doesn’t work, your picture on a huge screen is blurry, etc. Does this work 100% of the time when you test it before you speak? Even with this testing, your e-karma might be off this day, we’ve all seen it. Can you pare it down to the minimum of these additional bells and whistles – because if they don’t work, your time is still ticking away, and they can create a bit of a “what was that?” blur if they do. A good, clear short video can be a powerful addition, but make sure it is faultlessly embedded and works every time; get rid of the rest unless it really adds to your message.)
  8. Do your visual choices work? ( Are your colour combinations caustic, or sophisticated? Does that font colour show up when it is two stories high? In all these presentations I really liked the ones with a dark background, especially those that also featured photos which really popped on the black or dark background rather than white. For short presentations you need visual punch as well as message punch, with crispness to both of these. There isn’t a long time to develop thoughts and ideas with many white slides and verbal or visual asides,)
Well, there you go, that’s my checklist, derived from my observations from watching all those very short presentations one after the other. No doubt there are plenty other tips to add.  These were the ones that really jumped off the screen and stage at me. 
I assure you that I was also listening to these short presentations at the Awards Ceremonies as they whizzed by me, 6-minute timer in hand. I really noticed, however, that your presentation’s delivery can really help the audience get your point, or it can stand firmly between you and the prize.

When your story is a powerful as UNHCR’s Vincent Cochetel – of his 317 days in captivity near Chechnya as a hostage chained to a bed, in darkness but for 15 minutes a day of candlelight and able to take 4 small steps and no more – simply the facts can have a profound influence on listeners. But when you tell it as eloquently and powerfully as he did at the recent TEDxPlaceDesNations, you have a message that sears itself into the memories of your audience.

If you have 20:44 minutes, watch his talk, “Attacks on Humanitarians are Attacks on Humanity“. Listen to the message and see if you can keep a dry eye. It’s a beautifully told story of a captive, an object in a political struggle, that makes himself a human being in the eyes of his captors, an act that ultimately makes it easier for them to free him. It’s told in a quiet way – an example of storytelling of the very best kind in my opinion, and humbling to watch. I was sitting in the second row of that grand hall in the Palais des Nations in Geneva for the event, and his talk gave me an immediate sensation of the humanitarian work that goes on within the United Nations system (I worked there myself for a few years, although, as a young professional, I was in a big building in Geneva far from the reality that Vincent speaks of).

Watch him take his 4 small steps, light his candle for that 15 minutes, and speak in the hushed tone of a captive. His words transport you – you’re there in that small room with him. You might find yourself, as I did, wondering how many other humanitarian workers throughout the world right now are in captivity still waiting to see daylight again, and what more can be done to help them.

We like to use this blog to capture our learning as we go, through the interesting and varied processes that we have the opportunity to co-develop with our partners and support in different ways.

Many of these initiatives produce news! They develop new standards (like for aluminium stewardship along the supply chain), test innovative models for development partnerships such as Public Private Development Partnerships, create new learning around sustainability issues like de-coupling or transboundary water basin leadership. As learning practitioners we play many roles – we are process designers and facilitators, panel moderators, skills trainers, advisors, team coaches, and sometimes we are MCs (Master of Ceremonies), helping weave together the different learning threads of a larger event.

I recently took on this role at the Women’s Forum, having done this on a number of occasions with other groups. This event had high production values, with beautiful lighting, a 360 degree stage, video cameras and screens in all directions recording and simulcasting, professional makeup and a “Madonna” mike (as they called it), and, I might mention, 1500 people watching every move you make (or at least the intention to).

I personally find this role – Master of Ceremonies (we couldn’t come up with a satisfying gender neutral alternative -any ideas?) – more than a little nerve wracking. To get to a place of comfort in this role I tend towards over preparation. However, I won’t apologize for this; that’s what it takes for me to do a good job in this high visibility role. I want to help make participation meaningful for everyone in the room, add value and interest – spark curiosity and maybe some surprise to grab attention, and help connect the dots of the event for people. Now that I have done this for a number of events, I thought I would record and share my tips for preparing and delivering as an MC. I divided my reflections into four parts: what I do in the weeks before, the day of the event, moments before, and onstage.

Weeks Before

1. Get the Programme: Be proactive and request early versions of the Programme and keep in touch with the Programme manager about changes. Make sure you always have the latest agenda (this can change daily nearer the event when speakers and moderators cancel at the last minute, or even miss their flight). You don’t want to introduce the wrong person in front of 1000 people. It might be tempting to wait until things settle to do this, but don’t; it will be a big job to get on top of it and identify the main threads all at the last minute. Plus your antennae will be up for interesting facts and initiatives in all the other meetings you attend and newspapers you read, and new ideas will come to you as the programme and its key messages percolate in your brain.

2. Build Your Background: Read about the speakers and the conference themes. This research can be considerable if you are the MC for the whole event as I was, with 13 different sessions, themes, panels and speakers. I estimated that it was like giving 13 Toastmasters icebreaker speeches in 3 days, each one taking some 5 or more hours to prepare (research, collect ideas, write, edit, make notes, brief speakers/moderators, practice, practice, practice).YouTube is a great place to listen to other speeches given by your speakers, to hear their perspective and main messages, and to see how other MCs and moderators have worked with them.

3. Get Inspiration: Once I had my session themes I looked into a number of directions for inspiration. TED is a great source, in fact I spent the week before this event at TED Global in Rio and found some good leads for interesting facts and angles. The news and current events is an obvious source and I read newspapers and periodicals cover to cover (even sports!) for a change in the weeks before the event, as you never know what facts or questions might come up on stage.

4. Make a Notebook: This is actually a step the “maker” and tinkerer in me enjoys. This year I used an A5 sized notebook, with the pages that you can take in and out along those plastic discs (because things will change!) Use any notebook that you can change the order of the pages and put new ones in easily. Use dividers by day, and then within the days each session has a page. At the top I have the title, timing (when to meet speakers, time of session), list of speakers with their titles, the objectives of the session, notes on the choreography (if there is a sequence to introductions, if there are chairs or if the speakers stand, etc.) and then my script (see below). This makes it easier to practice session by session and quickly check details if there is a question (how will you introduce me) or a change in the programme. Carry your notebook around all the time and use post-its to note any ideas that pop up on the appropriate session page, to integrate later.

5. Write Your Script: I always write out my scripts completely first, then edit them and tweak them repeatedly, as I am more of a writer than an off-the-cuff speaker. I write out the narrative word-by-word first, including interaction with the audience (and put this in my notebook). Then I start to boil it down to bullet points with sub-text, and then the final step is to define headlines/key words to trigger my memory of the associated text.

Note that I always build in interactivity (mapping the audience, introduction to your neighbour, etc.) early in my scripts to liven up the participant experience and engage the audience but also to give me a moment to look at my cards if need be. It shortens the length of what you have to commit to memory before you can pause and regroup/breath/centre yourself once onstage. So I write these breaks into the text. I also include short stories/vignettes that I can tell as they are easier, once you launch into them, to remember and tell than a list of facts. You want your introductions to be thought provoking, meaningful, and relevant to the audience. It should make then want to hear and think about the next session and not choose instead to go and get a coffee or stand in line for the photo booth. It’s not as easy as you think.

6. Prepare Prompt Cards: In all the photos and videos of me as the MC at the Women’s Forum, you will see that I have notes in my hand. They are my bullet points and key words written on black card stock and cut to hand size. I write on them with a white pen. This draws much less attention than white, dog-eared, A4 papers flapping around as you wave your hands. At TED Global I noticed Chris Anderson and Bruno Guisani had small cards in some sessions, held with a single metal ring on the upper right hand corner, so you can flip cards easily and quickly as you are talking. They also from time to time had a bright red Clip board. All of these things work, and look good, choose your favorite, prepare them in advance, and if there is any doubt that you might forget the three line title of the fifth speaker on the panel you’re introducing, use them!

Put what you need on the cards, after practicing you will know the places where you trip up or forget or get the two parts of someone’s last name turned around (people care about this!). The cards I hold on stage have some of this bullet point text (especially the transitions – opening words and closing words for each idea/story), and the key words written larger that I can glance at if needed.

7. Practice!- Once I make my cards, I carry them around and practice everywhere in the days before and during the event. I take them with me to cafés, I pace in my hotel room, I go through tricky text transitions, or complicated names, or super long titles ( and there will be many) before I go to sleep and before I get up. You can do this with your eyes closed.

Doing this will also help you revise and change word order or transitions so the words and narrative seems more natural. Once you are familiar with the written script, you will be able to slow down and get comfortable as you know where you’re going with the text. And this will make that last minute additions or name changes less of a problem (e.g. when a speaker asks you to call him or her by their nickname rather than their formal name just before going onstage, etc.)  You want it to be super smooth and easy onstage and this takes a lot of work! I had several speakers ask me if I was using a teleprompter, which made me smile. Maybe it’s my line of work, but I haven’t seen one of these yet! ( I have heard of an iPad app, and have seen moderators use ipads once in a while, but I will probably continue to do this the old fashioned way for now).

The Day of the Event

1. Confidence and Looking Good– I will venture that this applies to anyone getting on a 360 degrees stage ( or any stage where you are being watched by a thousand plus in the room, any number on simulcast, and then for perpetuity on the internet.) We all have our strategies. I got my hair done professionally, it’s the only time a year I do! There was a professional makeup station in the Speakers Room, where we convened for our Speakers briefing 30 min before going onstage, because the lights and filming can do funny things to your features and complexion.

You need to think about what to what to wear (stage and mike friendly clothes). I was always on my feet and walking up and down the steps before and after speakers, interviews and panels. For women, low heels are definitely best and your feet will thank you at the end of the day – I stand up about 10 min or more before the scheduled end of any session just in case it stops abruptly and you need to hustle up (elegantly of course) on to the stage. You don’t want any tripping. For the microphone, if you have a hand mike no problem, but I try to avoid that as I want to be able to clap and I will also have my cards in my hands. So a Madonna mike works best, and for that you need a belt or some hidden way to fix the Madonna mike to the back of your clothing (jacket, belt, or camisole). The sound team also discouraged earrings (actually taking them off me) as the can can clank or get caught in the mike.

I try to wear something interesting and colorful, even a little sparkle if you can get away with it ( I’m thinking more of necklace or pin than full length evening gown and tiara). This goes for all speakers but especially the MC as people see you over and over again on stage all day. Remember that they will be looking at you at 8:30 in the morning and 8pm at night, and tired or hungry or in need of caffeine, you can at least try delight both minds with your words and eyes with your turquoise and magenta scarf.

2. Speakers Briefing: As noted above, having a scheduled meeting of speakers directly before the event is incredibly useful and serves a number of functions. First, it lets you check that all speakers are present- there’s nothing like introducing someone who is stuck in traffic 3 km away. Second, it lets you go through the mechanics of the session with all the speakers together. You might have done this before with the panel moderator or even all the speakers, but it will only be when they see the stage and the huge audience sitting around it that they will really want to know who walks on first, what chair they should sit in and how long they can talk. Finally, it lets you check name pronunciation, title accuracy and give them confidence in how you will introduce them to the audience and frame their session. And of course it lets you establish some rapport and remind them of your name so they can talk to you on stage and thank you by name. These little touches make the session seem more friendly and less formal or staged – that makes the audience feel more comfortable and the discussion going on in front of them more accessible.

3. Bring Food: You may not have time to, or want to, stop for the scheduled meals. It is hard to “grab and go” when you are the MC as everyone knows you and you will get stopped for an interesting chat everywhere you go. If you need to prepare, you might rather eat your Power bar in your room.

Moments Before

1. Where are Your Cards? At this stage you are still keeping the prompt cards for the next session in your hand and now only thinking about one session at a time, literally relegating anything from the next few sessions to the back of your brain and the past and upcoming cards to your bag.

2. Your stuff– When you’re onstage you don’t have any place to keep your stuff, bag, other papers, lipstick etc. Find that place first, so you are not looking under every chair for it at the end of the session, because as soon as you stand up, someone else will sit in your empty chair (even with a reserved sign there is something oh so tempting about a front row seat) and by the end of the session you will have sat all over the place. Bring the minimum, and put it under the chair of your neighbour or someone you know who will not be jumping up all the time to take the stage. This might seem like a small point, but it will take up residence in a small paranoid spot in your mind that you need to be totally zen and not worried about your handbag.

3. Take a deep breath: Ok, you are about to walk up those steps. Breath deeply and smile. You might want to do some Amy Cuddy “Power Posing” to get you ready and confident to go onstage. I also write at this stage on my first card at the top in big letters “SLOW”, “BREATH”, “PAUSE”, for obvious reasons. If that’s the only thing I register in the bright lights and 2000+ eyes! then the rest will go much easier. Then you step up, confidently…

1. Voice/Body: As there are books written about this, I will only repeat two pieces of advice given to me by Lizzie the first time I did this big stage work: 1) Pause before starting and look at the audience (I am an MBTI ENFP and tend to open my mouth first and think later, this helps enormously); and 2) Emphasize at least one word in each sentence. It can literally be any word, but do that and it immediately adds interest, voice inflection, and give you a natural pause (breath, think, collect visual feedback). Even if you only do this at the onset of your introductory remarks, it will help with flow. Try it!

2. Try to Enjoy Yourself! I have to tell myself this over and over, and to be honest it starts to be true only about 1 hour into the day, when feedback starts sinking in. I know intellectually that it is a great privilege to have this role, as well as a great responsibility, and that the role should be fun and I should try to enjoy it. But it takes me a while to get here. Once I start seeing positive reactions with my own eyes and hearing it from others, then the mantra starts to have the desired effect. And this calmness and sense of enjoyment is critical for me to calm the voices in my own head so that I can deeply listen and connect into the richness of what is going on onstage.

And there you go!

I can not emphasize enough how important good event structure and design is. When you are done, thank that terrific Programme manager  for their months of effort in Programme development, identifying timely topics, the right speakers and developing the briefing notes that were sent out in advance. (Thank you Jennifer!)

Being the MC isn’t just memorizing titles and names and the sequence of sessions. In its best and most helpful form, it is a guiding, weaving and connecting role. It helps people understand why the topic is interesting and important for them, why they should listen and why they should care. It connects the different sub-themes into a powerful whole. In creating meaningful frames, it helps the audience connect to the broader narrative of the overall conference, and invites them to draw their own learning. This is the work of the MC from my perspective.

A gentle warning, this kind of work is both mentally exhausting (you are probably the only person in the room that is present and deeply listening 100% of the time) and physically exhausting (reread shoes part). And it is at the same time incredibly gratifying to support collective learning, one thousand people at a time, in this way. If you get the offer, take it, and bear in mind that it is more than just walking on stage on a very exciting day.

Back in January my friend Gillian and I were planning to go together to a Common Cause workshop, but we both cancelled last minute due to work obligations. When six months later I did manage to attend a similar event, she was very eager to hear what I learned and kindly invited me to write a guest blog post to share my experience with all of you.

Common Cause is an initiative started in 2009 by several NGOs in the UK who wanted to engage in a broader conversation about the values at the core of our society and what is needed in order to get more public engagement around various global (sustainability) issues. In an initial report – Common Cause: The Case for Working with our Cultural Values (September 2010) – they looked at social psychology and cognitive science to investigate the relationship between values and behaviour. Later some of these findings were summarized in the Common Cause Handbook – which I recommend as a quick introduction to this discussion, although the full report is much richer.

The main practical conclusion is quite simple: An organization might well be striving for a certain idealistic goal, but it will not be very effective as long as it communicates in a language that enhances values which conflict with that goal. Therefore, we should always pay attention to how we frame and contextualize our messages, and be on the lookout for the implicit values that are being reinforced

Common Cause also says that some values are held more easily together by the same individual. To give an example, a campaign that frames the installation of solar panels as a way to save money on the energy bill reinforces the so-called “extrinsic value” of “wealth”. This value however is in conflict with values such as “protecting the environment” or “equality” that would be required for deeper engagement with the issue of climate change.

But value communication goes beyond the text of a campaign or the copywriting of a website; it also includes the context of an event or the overall culture of an organization. No communication is value-neutral, the Common Cause report argues, so try to nurture intrinsic values (self-transcendence, see Figures 2 and 3 How Values Work) rather than extrinsic ones (self-enhancement) if you want to see behaviours aligned with bigger-than-self goals.

Of course, one may read between the lines an implicit moral dimension here, suggesting that some values would be preferable to others, and this remains an open point for critique and debate. Nevertheless, I believe that the Common Cause approach at the very least makes us aware that not only are our behaviours determined by our values, but also that our actions shape the cultural value landscape that we are part of. As activists or sustainability workers, we are reminded that change does not happen in a vacuum, but requires a certain set of conditions to be met in our environment.

This has implications also for the work of a process designer and a facilitator, whose art is precisely about creating a space that is favourable to a positive outcome. I try to give a few lessons below:

1.      1. Think about the implicit frames and values of the participants
a.   Understand existing frames: Consider not only what each participant sees as the problem and the solution, but also the cultural frames that they may be employing in their evaluation. What stories do they have about the issue at hand, who is to blame in their view, who should take responsibility and why?
b.   Understand values: What underlying values do these frames elicit? Are these values compatible? Is the spectrum of values represented around the table very broad and what could be common ground for a solution?
2.       2. There may be more space for agreement than it appears
One of the findings of the Common Cause report is that people are not selfish, but value intrinsic goals more than their own interest. Also, appealing to people’s intrinsic values will over time reinforce them, while appealing to conflicting values will create confusion. If we take such insights as premises, how could the problems (or the difficult points) be reframed in a way that allows participants to more easily see the common ground?

3.       3. The context of the facilitation session  and dialogue matters
The space in which an event takes place also embeds certain values. To the extent to which you can influence the choice of the space and its setup, consider the following questions: Where does the session take place? Is it in a sumptuous room or is it on neutral ground, in an environment that makes everyone feel equal? What about group dynamics: who are the actors organizing the event and what is their relationship to the rest? Is there a speaker dominating the room or are hierarchies being reduced?


Whether you are working as a researcher, consultant, activist or facilitator, I hope this post will make you a bit more aware of the subjective fabric behind words and inspire you to think of your own role in promoting some values over others.

I recently took over the role of Table Topics Master at our Nyon Toastmasters Club, a role I had not taken before (Note: If you don’t know about Toastmasters, I would highly recommend this wonderful  learning community focused entirely on public speaking.)

Table Topics are a regular feature of our Club, and I think of all Toastmasters Clubs. They give people the opportunity to stand up and deliver a 1-2 minute speech, completely impromptu, about some topic that they are given on the spot. These are in contrast to the prepared speeches at each Toastmaster meeting (which are longer, prepared in advance of the meeting and practiced, practiced, practiced.)

I wanted my Table Topics to give people the opportunity to tell a good story, and when I looked around, in early June, I noticed a lot of body art being displayed with the nice weather. So I decided to call my Table Topics:

WHY DID YOU GET THAT TATTOO?

When you see a really unusual tattoo, you know there must be a good story behind it. So I took 8 slips of paper and on each one of them I drew a tattoo (in some cases I made it on PowerPoint, or I typed it out if it was words/numbers, or I found a similar image on the internet).  Then I wrote on what part of the body the tattoo was positioned. I folded up the slips of paper and put them in an envelope. On the night I asked the volunteers to select a piece of paper and hand it to me, so I could describe the tattoo, where it was placed and ask them in a rather loud and demanding way, “Why Did You Get That Tattoo?” (of course you can vary the tone of your voice depending on the tattoo – you can sound like your mother or an envious friend.)

Here are the “tattoos” that I used (not all of them were selected – we had time for the first four):

  1. 55⁰01’N 82⁰56’E – The map coordinates of Novosibirsk are tattooed on your left foot – Why did you get that tattoo??
  2. A small Chinese character that looks nice but translates into “Noodles” on the nape of your neck
  3. “Jane Forever” tattooed across your back
  4. An outline of the State of Texas on your calf  (pick any state/country)
  5. “Only Judy Knows” tattooed on your right bicep 
  6. Lampyridae (the scientific name of a firefly) on your ankle
  7. A bar code on your lower back 
  8. Half a Tweety Bird on your thigh – Why did you get that tattoo??

You can really use your imagination on this as the Table Topics Master, and obviously it demands the same on the part of the speech makers!

We had some wonderful stories about a well-lubricated project site visit in wintery Siberia, indelible life-changing field work with Jane Goodall, some translation difficulties in a tattoo parlour in Shanghai, and a Dallas University Professor who really made a lasting impression on his student.  The Table Topic speakers were so creative and rather courageous I would say – congratulations to the four Toastmasters women who jumped at this opportunity before we ran out of time.

Delivering good Table Topics is also one of my personal learning edges. I feel comfortable (appropriately nervous of course) preparing and giving a 5-6 minute prepared Toastmasters speech. But the idea of having to talk off the cuff, sensibly, about a topic I am given 2 seconds before is still something that makes my brain race, legs shake and voice quiver. And although I thought about it in advance, I am still not sure how I would justify that half a Tweety Bird tattooed on my thigh.

I work with many environment and development groups working together in meeting/conference settings which often match content experts as speakers for audiences of members from their own community (e.g. sustainability experts talking to other sustainability practitioners). Depending on the level of intervention, this reflection often gets labelled as “preaching to the choir”.  I’m sure this is a familiar occurrence.  I just heard  an interesting quote about this phenomenon:

“I’m preaching to the choir, which is challenging, because they are busy singing and can’t hear you.”

This quote made me smile and I found it particularly thought provoking because we might think that our “choir” (sustainability colleagues) doesn’t listen because they already know the content, but perhaps they are not listening because they are mega-multi-tasking trying to get the message out themselves (if you see how many people are on their email etc. during these events, it must be that 🙂

I have often found myself making reference to the ideas of Nancy Duarte. She spoke to me and a group of TEDx-ers on a pre-opening backstage tour of TED2011 early this year about storytelling and presentations that “Resonsate” – the title of her recent book. In my blog post “TEDxWorkshops, Talks, Tips and Tweets…” I recalled my tweets from her talk: Nancy Duarte on storytelling formula: What is – what could be – what is – what could be – what is – call for action – the utopian new bliss. / Nancy Duarte quotes Ernest Hemmingway: “The first draft of anything is shit.” / Nancy Duarte quotes Woodrow Wilson: “If I have 10 minutes to present I need a week to prepare; if I have an hour I am ready now.”

I have since quoted these myself many times when working with people preparing presentations, and am delighted to say that I just today discovered this short video of Nancy giving much the same talk. Watch it. And once you’ve done so, look at the links on the webpage under the heading ‘Extended Web Content’. Here you can click through to examples of how the formula applies to talks – including by Benjamin Zander, Ronald Reagan and Feynman. As learning practitioners, we are always looking for new ways of engaging people and helping people learn. When it comes to helping people learn about what we do, we have a handful of cards up our sleeve. Moo cards. We love them – and we think that you will too.

Moo cards = business cards with a difference. Ours are mini; only half the width of a normal card. We have 50 different designs in full colour on both sides. We created them ourselves on the Moo site. And they are printed on paper that is sustainably sourced, as well as acid and lignin free.

Each of the 50 designs features one of our photos. Each highlights a diverse aspect of our work – so if someone is beckoned by our blog they can have a business card with our blog on it; if they are seeking systems thinking and crazy about causal loop diagrams – hey presto, a card to match; or maybe they want to get their fingers on some of our favourite books… a card featuring our bookshelf!

Of course, we also enjoy saying “here, take a look and take your pick”. They get a photographic tour of what we are all about. We see some great conversations sparked and engage in great two-way learning. And of course, they get a great card they chose (and chatted about) which means they are much more likely to remember us and keep in touch.

Go a step further and we can design our business cards into our learning and facilitation processes. For example, if we want to divide a group into teams for group work, we could hand out a selection of our business cards (ensuring that there is the appropriate number of duplicated or themed cards) and use them as the means by which the group organizes itself into teams. They pay attention to our card – which has a valid purpose in the process – and they get to keep it afterwards, which means less work networking after!

As we frequently use Pecha Kucha’s and other presentation techniques, I thought I would share this great video of Scott Berkun giving an Ignite (5 min presentation – 20 slides autotimed at 15 seconds each), on the topic “How to Give an Ignite”. His lessons are terrific and his engaging modelling of the technique itself in giving the tips just makes it even better.

I found this video through Anecdote‘s blog which featured a post today (or yesterday or tomorrow – I am never sure which since they are based in Australia) titled Scott Berkun encourages storytelling. Have a look at this interesting musing on the storytelling aspects of Scott’s presentation.

We have written a few blog posts with tips from our own learning too: Taking the Long Elevator: 13 Tips for Good Pecha Kuchas and The End of Boring: Borrowing, Adapting, Mashing for Facilitators. The video is highly recommended for anyone giving a Pecha Kucha or Ignite presentation, and the basic messages are transferable to anyone looking for punch in broader speaking and presentation contexts.

As learning practitioners, we are always interested in reflecting and learning for improved performance. Here’s a little summary of some recent research in performance development trends.

Approaches to performance development in organizations are shifting significantly. A clear trend is emerging, moving from ‘evaluation’ or ‘assessment’ – which has historically focused greatly on the achievement (or not) of quantifiable goals and contribution to the organizations strategic objectives – towards performance ‘conversations’ – which explore also the behaviours that account for specific business outcomes: the ‘how’ in achieving and contributing. Exploring this ‘how’ requires paying greater attention to professional ethics and inter-professional relationships. Hand-in-hand with this behavioural element of performance conversations is the trend towards a more ‘positive psychology’ – and a more ‘appreciative inquiry’ – cognizant that performance conversations have great potential to incentivize and result in improved performance when designed and managed with a future-orientation, implying future success when positive traits are cultivated, key strengths encouraged and individuals’ motivational needs addressed.

Well aligned with these trends is the emerging and growing use of 360 degree performance conversations which are proving a powerful performance development approach. As conversations related to behaviours are subjective and difficult to quantify, these benefit from a 360 degree approach allowing much greater differentiation than any ‘assessment’ by one person alone. The 360 degree approach allows each member of the team to understand how his/her effectiveness is viewed by a wider variety of others (colleagues and potentially also customers) based on the behaviours they may variously see, generating a more accurate, balanced conversation. In the process, team members become more accountable to each other – an accountability intrinsic to the success of teams with interconnected, interdependent members – as they share the knowledge that they provide input and have the opportunity for positive influence on each member’s performance. Another great advantage to the 360 degree approach is encouraged communication, exchange of information and learning.

I am currently working with a team focusing on biodiversity conservation and assessment to “makeover” an existing training curriculum into one even more interactive and learner-focused. As a part of this process I offered to put together a selected list of resources, from the raft of those available, that are particularly useful to me in this kind of work.

As trainers, capacity developers, learning practitioners, and facilitators we have before us a veritable sea of interesting tools, techniques, and even toys that have been developed to help make our events successful and enjoyable (yes, we have discovered a learning space where we can have fun and learn at the same time!)

Because this sea is vast, we each have our own parts that we prefer. And our selection of what we bring with us may be different every time – we might dip in and out, or we might dive deep into one area or another. It’s always varied, to keep both us and our co-learners fully immersed and engaged. What follows are some of the places I go to find inspiration (many I have written about on this blog and in these cases I will link up the posts or the tag).

Of course I always approach an event from the point of view of its learning objectives. Once those are clear, how you achieve these is an exercise in building an agenda or process that will, as much as possible, bring people out of their everyday discussions into a vibrant learning zone. Try…

Games
I use “games” frequently in my learning work, whether they are quizzes (see: Want to Learn More: Take this Quiz), experiential learning processes (see: An Appetite for Experiential Learning), or introduction games (see: An Amazing Group of People), or others. I find they help tap into the natural curiosity of learners and participants. I have written quite a bit about using games (see the tag: Games), and I frequently use the Thiagi Gamesite for ideas and for ready to use games, as well as Thiagi’s books, such as this one on interactive lectures, for when you can’t avoid a presentation. I adapt games, create new ones (see: Make a Game Out of Any Workshop Topic: The dryer the better), and get ideas from other trainer’s games. Brian Remer and The Firefly Group have a nice website and Games newsletter called the Firefly News Flash, for example. I also use the games of Dennis Meadows, such as Fishbanks and Strategem in my work, as well as the Systems Thinking Playbook (NB: We are writing a new Systems Thinking Playbook on Climate Change right now that should be published by GTZ in the next months.)

Discussion and Co-creation Techniques
There are so many wonderful tried and tested techniques and processes available now with which people are getting more and more comfortable (facilitators and participants). I’ll list a few of these here along with some of the blog posts we’ve written about our learning using them. What is also intriguing, once you get really familiar with them, is to mash them up! This helps them be even more suited to the particular needs and interests of your group. Among these is Open Space Technology, developed by Harrison Owen which has a whole community (OpenSpaceWorld) of connected users (see: Opening Space for Conversation (and Eating Croissants)). We have enjoyed learning about and using World Cafes (see: Our World Cafe: Kitchen Table Conversations for Change), and this methodology has also gone global with a useful website (TheWorldCafe) full of its own tips and resources. We have built numerous Conversation Cafes – into our sessions (instead of holding them in cafes). These are slightly different than World Cafes – they are hosted and build conversations without people moving tables.

Specialisations to Add
Storytelling
To a good interactive learning base, you can add some special features to your event (warning: with too many it starts to become full sensory overload). The selection also depends of course on your goals and objectives. What about Storytelling (see: My Point? To Be a “Story” there Must be a Point)- story circles, featuring cases as stories, etc. Anecdote from Australia has a wonderful website showing how you can “put stories to work” and a good newsletter by the same name. Check out their learning White Papers for interesting applications and how to’s. We also have a tag on Storytelling on this blog.

Improv Comedy and Theatre
I love the idea of adding Improv comedy or Theatre activities, especially if you are working in leadership, presentation, conflict resolution, teambuilding or just to spice things up and get the group thinking more creatively. I have been to a couple of Improv Theatre application workshops and have experimented with adding this to events (try to go further than role play.) (see: People Buy Adjectives). John Cremer gave an excellent workshop at last year’s European IAF Conference on using Improv and his website gives more ideas about how to use it for creative thinking and presentation skills learning. If participants need to give presentations as a part of their learning event, why not start with a little interesting improv training on this?

Visual Facilitation
There is a great deal of nuance here around graphic facilitation, visualisation, graphic recording etc. which I lump together as “visual facilitation”. The bottom line is that real-time visuals are created to capture the discussion and activity threads of your event. (see: Making Memories: Improving Your Impact Through Visualisation, Slam Poetry and More). We have worked with a Danish-based group called Bigger Picture, who are members of a larger, global Visual Thinking community called VizThink. We have contributed to visual murals at Society for Organizational Learning Conferences, worked with cartoonists at several IUCN events, all with great results, tapping into visual learners, and giving an extra dimension to our work. Visual facilitation works best when time is given in the session to have participants co-creating, developing personalised icons and talking through what is being visualised.

Systems Thinking
This is one of my personal passions – using systems thinking tools for learning. We have experimented a great deal in applying an approach that might initially appear to be too complicated to introduce in a short workshop. It does have a specialised vocabulary, a number of graphic tools and a set of conventions. We have a tag on this blog devoted to using systems thinking (see: Systems Thinking) which features posts on using it for strategic planning (see: Building Capacity in Systems Thinking: Want More Amplification? Don’t Call it Training), and exploring ways to help learners pick it up and use it in experiential ways (see: Working With Systems Archetypes in Learning Contexts). Systems thinker Linda Booth Sweeney has an interesting site devoted to systems thinking learning and storytelling, and has developed a useful systems thinking resources room.

And So Much More
You can actually find inspiration all around you for making your learning events more meaningful, more engaging, more powerful. Look everywhere (see: When I Was a Game.) Why not do your reporting back after group work borrowing from the current trend in micro-lit? (see: Micro-Lit: Too Wordy, Try it Again or the longer Trendspotting: Micro-Lit and Other Applications) or have all your presentations time in at 6 minutes and 40 seconds because they are given as Pecha Kuchas (see: Taking the Long Elevator – 13 Tips for Great Pecha Kuchas). This great technique helps speakers get to the point by putting all of their inputs into 20 slides, auto-timed at 20 seconds each. Presentations in general can have a myriad of formats – even PPT can be replaced by Prezi (see: Preparing a Presentation? Read this Praise for Prezi) or any other number of innovations (see: The End of Boring: Borrowing, Adapting and Mashing for Facilitators).

Send your working groups on a walk, use the cafeteria or hallway for a session, make cool job aids (get inspired for your handouts by David Seah’s Printable CEO series.) Pull one of your main presentations up into a webinar (see: Look Behind You! The Webinar Facilitator’s Non-technical Checklist), or instead of a live speaker, find an excellent TED Talk video which presents the content in an engaging 15 minutes (see: On My Way to TEDGlobal).

Through this process you will “Learn how to speak agenda” and will be able to both design for interest and impact, and also to write up your agenda like it was a menu at a restaurant. Think of yourself as a diner, if you got this menu (agenda), would you want to eat at this restaurant (or attend this workshop?)

And Finally (although I think this beach is endless)…
A recent book by the World Bank called The Black Box of Governmental Learning, which I am reading right now (download it for free from their website), starts with an interesting history citing the progression of learning in this domain  -governmental- although I find it widely applicable from my experience. It talks about the change from expert-driven learning which is lecture-based with limited interactivity, to the newly evolving paradigm of learning with each other. The tools and techniques that I list above can help makeover a learning event from a one-way teaching model, to one where everyone jumps into the topic together.

Such a long list might seem indeed for a trainer or facilitator like jumping in at the deep end yourself, and yet you can wade slowly into this sea of interesting learning tools and techniques, until you find your own favorite place(s). What do you notice when you have the opportunity to watch 35 Pecha Kuchas? We have featured these interesting presentation techniques – 20 PPT slides autotimed at 20 seconds each – in different workshop settings in the last few months. Here are some of the things we noticed that made them work:

13 Tips for Pecha Kucha Success

  1. Practice your Pecha Kucha WITH the timing turned on (don’t just talk through your printed slides to yourself as “practice”.) 
  2. Check particularly how your message for each slide matches the 20 second timing limit.
  3. Too much information? Think about where you need to break down your message if there is too much information for 20 seconds. For example, run your message over 2 or 3 slides if need be. Think creatively about how your visual can progress with your message development.
  4. Too little information? If you find that there is too little for 20 seconds, e.g. just a one liner or one brief point, then double up two messages on 1 slide, or think about a quick example to illustrate your short point. Note: Watch that the example doesn’t launch you into a long story which will blow your timing.
  5. Using diagrams? These can be a good way to snapshot lots of information but be careful with diagrams or graphs that are too complex. Can they be recrafted so the one key message/line/box is bolder? Note that people will not be able to read the little stuff (like all the indices etc.) quickly, so only include what you need for your story. Spread it over 2 slides and use a build. Make a handout for later if people will need the detail, don’t try to go through it in your Pecha Kucha.
  6. Save time by not using the first slide to introduce yourself, the title of your talk only, or closing with a “Thank you for listening” slide. Just say it quickly. If you want to elaborate on yourself, use a wordle (beautiful word cloud) of your CV or bio to snapshot yourself (here is an example of one I did for myself).  
  7. Watch your computer positioning – make sure the computer is in a place where you can see the screen as a prompt and still face the group, unless you have good peripheral vision and can stand at the side so you can see both the screen and the eyes of your audience. 
  8. Never NEVER read your slides.
  9. Design thinking – I have seen both slides with only images and no text, and slides with an image and a prompt word. Unless you are very good at picking images and they are very obvious (even quirky can be obvious within your narrative), I think I like the latter. The single word can summarise the point of the image.  It is also very effective to only have one or two words on a blank slide (centred or interestingly placed), and perhaps with a black or colour background. In any case, mix it up!
  10. Interactivity? It is hard in the time allocated to do very interactive work with your audience – you can use hand mapping or voting, or other quick inputs, but if you have to pick on people and wait for an answer, and then if people talk too long, there goes your timing.
  11. Part of a Pecha Kucha marathon? If your Pecha Kucha is one in a string of PKs, then the organizers might want to pause for a minute (literally) between them and invite people to write down any thoughts, questions, or comments before starting the next one. The organizers could even make a Job Aid of some kind (a card with a matrix, etc.) to help people keep track of where they are in the line-up and their impressions.
  12. Getting people’s attention – If you do want to engage, then end with a “lesson” unconcluded; with a question, or an invitation.
  13. Don’t apologize for “not having enough time to go into depth because of this format”; that just says you didn’t prepare well enough.

Everyone should be able to make their point in this day and age of micro-media with an “elevator speech” – and 6 min and 40 seconds is an incredibly generous elevator ride by most building’s standards!

I leave tomorrow for a week of TEDTalks (Ideas Worth Spreading) at the upcoming TEDGlobal conference in Oxford. The theme this year is perfect as far as I am concerned – “And Now the Good News”.

The speaker roster is also exciting, TED is known by its slogan, “Riveting talks by remarkable people”.  At this TEDGlobal there are even a couple of people speaking that I have written about in the past, such as Tim Jackson (Changing Social Logic: Learning for Fitting In) and Sugata Mitra (Apparently children can teach themselves anything – can we do that too?)

I’ll also attend TEDUniversity on Monday where audience members can take the stage in shorter presentations. The audience of 700 that attend have applied to go (my application took me 5 hours to write!) and by their profiles, look to represent an eclectic cross section of the Technology, Environment and Design communities (and more) that make up TED. I will let you know which speakers I found the most inspirational, they will no doubt quickly appear on the TED Talks list, and look forward to my experience becoming a TEDster!

(Note from me: This (rather long) post was inspired by my partner in this exercise who challenged me to try to blog about our own process reflections. It seemed congruent to frame it as a “How To” – so this is my learning about learning!)

In many project documents and programme concept notes you see mention of building on or using learning from best practice. But how exactly do you go about collecting this, and in what form can you use it?

Identifying Patterns

We recently finished a 6-month learning exercise at a large international NGO which explored this issue. It focused on learning from a number of experiences in the last 10 years in a newly developing area of partnership work for the organization – providing independent advice for businesses on biodiversity conservation in their operations. The HQ programme manager saw some patterns developing that she thought would be interesting to capture, organize and make available for other colleagues around the world who were interested in adding this kind of work to their portfolio of projects.

We were also curious to see if there was a way to describe some of the common components of the processes that were being used as models that made them more easily transferable. And we wanted to learn from the Project Managers living and breathing these experiences about what worked and what they might change, if they did this again, in the different stages of their process. These included areas like governance, communication, contracting, etc.

Don’t Shelve It! (Why to Collect It in the First Place)

In this case, there were several reasons for collecting best practices:

  1. To help understand more about staff member’s work in this new field and to make it visible;
  2. To provide Project Managers doing this innovative work with an opportunity to reflect on their process and what they are learning, and to document this;
  3. To provide interested staff members with some basic “how to'” information, as well as to connect them with a set of experienced colleagues to whom they can go for advice; 
  4. To develop a set of models – in the form of diagrams, generic steps, and actionable insights –  that help to lightly organize the experiences (which developed organically in many cases). These model descriptions can help staff and potential partners more strategically choose from amongst them when a collaboration opportunity arises, and also help this new practice be more effectively communicated internally and externally.

The learning exercise therefore had two target audiences – staff members (both running these partnership projects or interested in starting them); and potential new partners. The first was considered to be more important at this stage as a focus of the learning exercise. As these are very different audiences, two separate products were designed as vehicles for the best practice information collected – a “How To” learning document for staff, and a promotional brochure for potential new partners.  The first one took 6 months to write, and the second took 1 day.

Do It in Steps: How We Collected Best Practice

A. What Makes for Best Practice? Identifying the Cases
One of the first steps in the exercise was to identify the cases that would become a part of the learning and analysis. We found that we did not need to worry about how to categorise “best” cases (by anyone’s subjective standard) as in every case Project Managers could pick out aspects that were working very well, and could also always pinpoint things that could usefully change or had changed for various reasons. Good practice was a better frame as it exhibited itself in every case we analysed, whether in setting up the project Advisory Board, how stakeholders were integrated, developing strategic reporting time lines, or using formal team building. Each Project Manager had innovated in interesting ways, and also had naturally come up against challenges. In some cases, they had effectively solved them for each other, but prior to this exercise no format existed to capture and exchange on these items.

We started with 10 cases and ended up using 7 of them for various reasons. We tried to get a variety of experiences from different parts of the world that were well established (i.e. had been going for some years, or were nearly completed) and for the most part well-documented. Each however had something in common, they worked with a new business partner with a specific goal of providing independent advice for biodiversity conservation.

B. Creating an Opportunity for Reflection: Gathering Information
For each case, although for most cases there was lots of descriptive documentation on the web, it often did not include process information. It was mostly framed as reporting details and quantitative data. We did use that as background, but our main input was conversation based, using Appreciative Inquiry stems for questions (e.g. focusing on what is working). So Skype or face-to-face interviews with the Project Managers and, in many cases, other delivery team members external to the organization, were built centrally into the process.  We focused in the interviews on what people thought worked very well and what could be different to make the experience even more successful. Creating an opportunity for reflection, we asked about learning along the different stages of the process, from preparation/set up through delivery, to reporting. And, because this was a newer area of work for an well-established organization, we explored perceptions of risk. We specifically asked for Tips for future project managers who might be running a similar exercise, and on the qualities that Project Managers needed to have make the project successful.

C. What’s Bubbling Up to the Surface? Developing the Model
It was only after all the cases had been written up, that we could step back and try to understand what some of the commonalities might produce in the form of a generic model or structure. In the stories of the Project Managers there were definitely repeating elements, process steps, even challenges. Some features were shared across all the cases, for example, all had some similarities in sequencing of process steps, all had a governance component – an external Panel or Steering Board that helped the advice given be truly independent, all were set up with some form of formal agreement between two organizations even if a larger number were involved. Across these common elements much good practice was exhibited.

Other things in the cases were clearly different, and what became apparent as we looked deeper, was a framework model that included the goal of the process, especially the depth of outcome desired – was the change on which the project focused a remedial action (e.g. trying to fix something in a specific location like a lake, harbour or protected area?) Or was it aimed at much broader social change? This was linked to the level of intervention – a field operation, a company, sector, supply chain or society. Each of these in turn had an optimal level of stakeholder involvement. We plotted the categories of projects and the individual cases along these lines to see what we would get.

What this analysis produced was a useful tool, a diagram, which collected the different kinds of experiences in one place, based on their key features. It effectively organized the diverse experiences in a visually interesting way and could be used as an aid to guide an exploratory discussion with new staff member or with a potential business counterpart.

D. Pulling it All Together: Producing the Best Practices Product
The “How To” Learning document was an exercise in synthesis. Although we had collected a binder full of data, and held hours of interviews, the result had to be a crystallisation of the learning. In the end, the main body of the document was 22 pages of text with diagrams which included an overview of the main categories we identified, each with a set of steps for implementation, tips for setting up and managing the processes, communication lessons, and a discussion of potential risks and management options. It was in the Conclusions section that we introduced the model that situated all the experiences into relationship with one another based on the features mentioned above (depth of outcome desired, stakeholder involvement, and scope of intervention). The case studies and resource documents were alphabetised in the Annex, along with a matrix snapshot of the cases in terms of their exact cost, time frame, managers, and level of public disclosure. The cases studies were also referenced throughout the document in the form of a three letter code, set up as a key at the beginning, so that for any tip or process step, readers could refer back to a real example in one of the case studies.

A Challenge We Faced in Developing Best Practice Advice

Even though the framework model was a key intellectual input into the learning exercise, we chose to put it in the Conclusion. This decision was based on what we found as one of our key challenges in this overall best practices process.

Innovation in organizations can happen in many different ways. A new idea or practice can be developed centrally and then tested in different locations/conditions to see how it works. The lessons can be gathered and analysed. This more top-down process exhibits a certain amount of standardisation at the onset, although different contexts will see practice gradually diverge from the first model. Another way, however, is more bottom-up. Some internal or external opening or trigger (policy change, global change, etc.) sparks new practices start to occur organically in different places and these experiences start cropping up in parallel to one another with very little horizontal interaction. They each understandably develop their own vocabulary, labels, and a proliferation of process peculiarities. If at this point you decide to undertake a learning or best practices process that includes some sort of meta-model development – which need a certain level of harmonisation of labels and a set of common concepts – then you might find this a little more challenging. You can still find incredibly useful best practices, and will get to be creative about the categorization and labelling of these.

In the end, each case we explored was indeed unique, and at the same time, their goals were very compatible, which made for a rich value-adding exercise to look across them and understand what makes for best practices, so that they can be shared, communicated, and used for continual improvement through learning in the future.

Something I am noticing about groups that I work with frequently over time is their growing ability to read through the agenda versions I give them and imagine what will happen, anticipate the kind of questions or challenges the participants might have with the task or group work, or wonder if the time allocation is enough for the number of speakers – just like I would.

Being able to speak and read “Agenda, is a great language to have both as a Facilitator/Trainer as well as someone engaging one. When both these parties speak it, it helps to develop a shared sense of the event or workshop before it happens so that you can build in any contingencies (e.g. extra time at breaks that can be used for overrun, a session that is optional, etc.) Especially if you are working with a new group, it might be hard as a newcomer to their community to anticipate where things might possibly go off track, you won’t necessarily know the personalities you are working with, the past history, the patterns, the hot buttons, etc. So having a counterpart in the organization engaging you that speaks “Agenda” is incredibly useful.

How do you know if someone does (and it could be any member of the organizing team)? They will be the people who ask you the kind of questions you would ask: What will we get out of that session? How do people move from one room to another for this exercise? Where will the screen need to be for that activity? What happens if someone asks X? These are very useful questions that, when answered, make for a smoother, better choreographed, more productive workshop. You will be asking these kinds of questions yourself as you do the agenda design work for the event, and at the same time, with the knowledge your partner has about his/her own participant group, their sharp eyes on your agenda will be incredibly helpful.

How can you train people to speak “Agenda”? Well, you can start by writing it and speaking it back to them. When I write up my agendas, I always prepare first a detailed facilitation process agenda. This includes essential items such as:

  • Time on the agenda day (matching the hours of the workshop);
  • Session number and title (these milestones makes it easier to talk about parts of the agenda);
  • Session content: sequencing, speakers names, presentation titles, activity names, group work questions, and timing of all these individual items in minutes
  • Facilitator name (who’s in charge of that session)

Once I have thought through the agenda to this level of detail, I send out version 1 to my counterpart in the host organization and I talk them through it also at this level of detail. That is when I need to find that person who speaks “Agenda”. The next conversations are incredibly important for road testing the ideas, the sequencing, the activities proposed. Especially when I am introducing a new kind of activity (like a Pecha Kucha, or a systems game) it is incredibly useful to have someone who can understand the dynamic and ask me informed questions about it. 

I can see over time how my regular contracting partners get better and better at speaking this language of group dynamics and of process flow, and it becomes a real exchange on what the workshop will look like and achieve. I believe it makes the final agenda more robust and realistic. When I am not getting back these kinds of questions (if my agenda only gets to version 2 or 3, because I am tweaking it myself or finding typos), then I know I need to sit down again and go through it myself very carefully to check my timings, transitions,etc. This is also when I need to be asking more questions to get information about the group and its personality and preferences when convened.

When I sit down with one of my partners who speaks this language, however, I might get to version 4 to 6 (or more), and in working through all the elements with someone who understands, I feel even more confident about the flow and content. An added bonus in finding someone who speaks “Agenda” is that, in session, I have someone who is watching the dynamic like I am, who has the vocabulary and can understand what is happening and why, and with whom at the breaks I can check in, with a little chat in Agenda, my own language, to see how things are going from a Participant’s point of view. 

This morning I went to an interesting Writer’s workshop on publishing – it ran the gamut from traditional book publication to online self-publishing. It reminded me of some of the things that I had learned doing this myself, which I had never recorded. So before I forget, I thought I would blog this experience for my own future reference, and anyone else interested…

A few years ago I published a book for my father, who had written a novel for a niche market, using one of the better-known self-publishing companies at the time, Xlibris. There are plenty of these online services now, in addition to this one, such as Virtual Bookworm, Lulu, iuniverse and so on. I won’t bother to compare them here; if you are interested in an overview of what’s on the market check out the Incomplete Guide to Print-on-Demand Publishers which includes up-to-date prices, packages, royalties and services for over 50 self-publishing companies.

Today this is a real option for authors; and an opportunity that can have a steep learning curve along the process from taking a manuscript in Word through to a book that you can hold in your hands.

What I would do the same next time:

Use the editing service: I managed to get a special that included editing in the print package price, and although I had edited it myself thoroughly once, and had another external editor lined up, I decided to try Xlibris’s editing service. It was really excellent – I could not believe how many glaring inconsistencies there were in the text, from names to spellings. The editor was first rate, no doubt from sheer volume and experience, and I was delighted to have used their in-house service.

Personalise the cover: For the book cover, I asked a friend Chris Gould who is a professional photographer and photo-montage artist to do the design. Because I knew him well, and he knew my father, the author, it took only a couple of brief conversations for him to come up with a wonderful design, something that would have been hard to convey using a template or to explain to an anonymous designer.

Get the text as complete as possible BEFORE sending it to the company: I spent many hours reading, checking, and editing the document before I sent it into the Xlibris machine for layout and formatting, etc. Because the original document was in Word, I could easily spell and grammar check, print and proof it. As a result, I didn’t have to worry about slowing down the process with this once it started with the publishing company, which was full of other unanticipated tasks, such as writing up the dust jacket texts, the online descriptions, author bio, summary (short, medium and long), etc.

What I would do differently next time:

Watch the retail book price: Because there is no stock kept for POD books, and because of the cost of printing small quantities each time, the retail price of these books is high compared to traditional publisher prices. It can be up to double the price, for example, what might cost US$8.99 in paperback in a bookshop, might cost around US$15.99 as a POD book (even when you order it in a bookshop). This is fine for a real niche market, or a textbook/coffee table book, but it is high for a regular fiction paperback that is trying to compete for general readership.

At Xlibris you have a choice to bring down the retail price, and of course it is at the expense of your royalty (e.g. you can take it down to US$1.00, but no less). Depending on your goals for the book – from just getting it out there, to actually making money from it – that can affect your choice of publisher, or your decision to publish at all. The cost to the author of self-publishing is around US$500 – US$1000 (with some less and many more costly). So, if you are even out for cost recovery, at US$1 royalty per book, you still have to sell between 500-1000 books to break even. Note that the average book sales for POD books is under 200 (some information on sales statistics here)!

Layout and page count: I would pay much more attention to the page count, and related to this the font size and margins. There is a cut off point for printing related to pricing and I had not paid enough attention to this. The book ended up with smaller than normal margins, that were obviously designed to get more words on the page, to have less pages, and therefore cost less to produce. This turned a normal size book into something that looked more like a novella, which ultimately makes it even harder to sell at the higher prices.
Plan better marketing in the first year: It is normal to think that in the first year, with a little advertising the book will sell itself (and it does to a certain extent); however, that is just the time to organize the biggest advertising push, including all the social media tie-ins that are available to authors these days. After the first year, some of the shine comes off, and the book becomes one of the Long Tail titles that can still pull in some sales, but less and less as years move on.
All in all, I would still self-publish, the experience was good enough. I would probably shop around for the best deal (e.g. lower basic costs), and take recent recommendations from authors, now that it is quite a common process (at the time I did it, I didn’t know anyone else who had self-published). I would make sure the layout was appropriate, not too condensed. And I would not do it for the money, but for the other things that publication can bring – visibility, the exercise of taking a set of ideas to a polished final format, an easier and more user-friendly way to share information.
Next time, however, I might not make a physical book, but an e-book. And that would probably provide a whole new learning opportunity around a publishing process.

We often get asked to introduce ourselves at the onset of a workshop or meeting, or at the beginning of a presentation. We may say a few words, or cram our entire CV on a PPT slide. What are some other, more creative ways to introduce ourselves?

If you want to give an impression of your experience in an interesting way, I really like the Wordle option. Go to http://www.wordle.net/. Now take a Word version of your Curriculum Vitae. Select all and copy your entire CV. Paste it into the box on Wordle, and in 1 minute you have a beautiful word cloud that you can screen shot and paste into a PPT slide. The word cloud emphasizes key words that are more frequently used, so you get a quick snapshot of who you are and what you do.

I heard about another cool tool last night called Personas, a data mining site created by the MIT Media Lab that is a part of the Metropathologies exhibit. It says it “scours the web for information and attempts to characterize the person”. It produces an interesting visual and a final continuum with key words that best describe you (you have to try it to get the gist – it takes literally 2 minutes). This screen shot can be captured and popped into a PPT slide. Both of these are licensed under the Creative Commons licenses so can be shared, and used with attibution (so put the URL on your slide too).

Two interesting ways to give people insight into the innovative you.

I am currently in the middle of an online sustainability learning project that includes facilitating a number of webinars (10 to be exact) for a big multi-national company with staff based all over the world. For this project, I am one of a distributed delivery team from AtKisson Associates which is located in North America, Europe and Asia, because every module features virtual events in all these three regions. Webinars are the main “person-to-person” component of this programme, so they are the anchor of the learning process (and they need to be good!)

I’ve worked with online learning in the past, such as Horizon Live (an early webinar-like platform, but with no video input or participant audio interactivity possibilities), and even earlier with CD-based, email-mediated distance learning. This is the first real experience I have had faciliting webinars that have so many bells and whistles. For this project, we are using DimDim (http://www.dimdim.com/), which provides the slideshow, chat function, audio for presenters, recording, private chat, whiteboard, video link for the facilitator, and more. For these webinars we are adding the audio interactivity for participants through a call-in conferencing number, which I access by skype.

Needless to say, the first time I facilitated (after a trial run of course) it took me a while to get my head around all the moving parts of this delivery system. At any one moment, I could be presenting slides myself or advancing the slides for a presenter, tracking and answering chat questions, watching myself on video, private chatting to the technology support person in Stockholm, looking for my skype mute button, while trying not to cough or type too loudly, and so on! AND you have to pay attention on top of it, because you are facilitating after all and may need to bring a point back into the discussion later on. (Don’t worry, it gets easier each time to do so many things concurrently – for the video game generation this is probably no big deal.)

I’ve participated in three so far, and during last week’s webinar, anything that could happen seemed to do so technology-wise, testing our creativity, resilience, and Plans B and C on the spot. This morning I facilitated another one, and again, there were multiple, delightful surprises with Dimdim and even Skype at various times within the length of our one-hour event.

Because weird technical things happen during these online sessions, combined with the fact that I need to be fully present in terms of my attention, I find I need to prepare much more than I would have ever imagined prior to this one hour of sitting-at-my-computer facilitation. As a result, I made this checklist for myself – a non-technical checklist for facilitating a webinar. It considers things that I have noticed, about my computer, the content, my environment and myself. With these things ticked off, I am ready for (almost) anything – or at least I am not distracted by things I could have anticipated myself!

Non-technical Webinar Preparation Checklist:

My Computer
There are a number of checks that need to be made on your hardware that is not connected to any particular webinar package. For example:

  • (I assume that I have already tested the webinar package and accepted the webinar invitation.)
  • Close down all competing open programmes that may be running, and shut down any open documents, except exactly what is needed: internet and skype – (all those extraneous open windows, half written email messages and blog/Twitter/FB/LinkedIn pages need to be shut down/saved)
  • Check that the mute button on the computer is not on.
  • Unplug the extra monitor, stick to one (nothing more maddening than having to look two places at once on top of everything else).
  • Check that headphone/microphone cables are in the right jacks.
  • Make sure you have enough money on your skype account.

Content

Whether you are the presenter/facilitator or facilitating another speaker, you will need to be able to anticipate the next slides and have your discussion questions/notes queued up and ready to go.

  • Have a copy of the printed slide set in handouts (6 per page – latest version of course).
  • DON’T staple (it’s hard to turn pages with one hand on your mouse/keyboard/pen).
  • Print slides one sided (as an exception to the rule – turning pages is also noisy).
  • Make sure the pages are numbered legibly (so easy to keep in order as you slide them across).

Environment – Ambient Noise

This is critically important, whether you are in a cubicle or a home office – the latter can be even more unpredictable, as is my case. As the facilitator, you have your audio on 99% of the time, so any kind of noise is a big issue.

  • Turn your cell phone on vibrate (even if it is across the room).
  • Move any other phones like landlines out of the room (they tend to all go off at the same time as someone tries one, and then when you don’t answer it, they try the other).
  • Put a DO NOT DISTURB sign on the door (with the time frame of your call).
  • Lock the door.
  • Tell anyone in the house with a penchant for spontaneous hoovering to wait until after your call (nicely so they don’t decide that they never want to hoover again).
  • Let the cat in (especially if it likes to sit outside the office window behind your computer, meows loudly, has incredible persistence and suffers from bad timing).

Environment – Your Office

Managing and preparing the space around you is incredibly important and easy to forget until you are right in the middle of your webinar and shuffling through stacks of stuff looking for a pen.

  • Clear the desk from EVERYTHING except your slideset, one note paper and pen (everything else will be in your way at some point).
  • Add tissues (seasonal)
  • LOOK BEHIND YOU! (Use your video for this -move dead or past-prime plant, coffee cups, extraneous rubbish, strange photos, from view behind you).
  • Straighten up any pictures on the wall or put up some visual interest behind you (NOTE Business Idea: Backdrops for webinar presenters that cover messy office spaces and add pleasing, unfussy visual interest. Swiss alps, Tibetan monastery, Carribean beach view.)

You

You and the slideset are the only thing that people are seeing/hearing for an entire hour, have a heart and think about it from their point of view.

  • Think about what you are wearing (top half only). Can you add colour, pattern? (Same consideration as for a stand-up facilitator, but from the waist up.)
  • Comb hair
  • Apply lipstick (or increase your video contrast controls – only half kidding here – nothing like a bland, washed out presenter.)
  • Do you need coffee or water on hand?
  • Don’t forget the washroom (you won’t be nipping out during the group work on a webinar)

When I first started this checklist, I couldn’t believe how many things needed to be considered prior to facilitating a webinar. I imagined that if I had my slides prepared I could just sit down, plug in and present.

But there is definitely more to it than that – especially if you want to be able to concentrate on the content and dynamics in a virtual environment where you are getting much less sensory input. In this kind of setting many of your facilitator senses are cut off or drastically reduced -you have no sight to speak of and certainly no visual cues on how people are feeling and following. You also have very little hearing, as most of the time participants are on mute until they want to speak, and certainly none of that sixth sense that helps a facilitator in a face-to-face setting read her participants in order to know how and when to engage them and adjust the process to fit their needs.

So for webinar success, increasingly a feature of a facilitator’s work, you need to anticipate and prepare much more than you might expect. Make your own checklist or add to mine – what have I left out?

I am writing what’s turning out to be a very long report that’s thinking about the evolution of training into learning. And I’m very much enjoying the late night research part, which flicks me serendipitiously through many of the grainy midnight channels of the World Wide Web, as well as into some brighter and more highly produced mainstream offerings.

Last night on my channel surfing, I clicked onto Jay Cross’ newest article on Chief Learning Officer called, “Dirty Words” and have not stopped thinking about it. It wasn’t the title that got me, it was the story, of course.

It was a cautionary tale.

There is indeed something deliciously self-perpetuating about a new field of work, once you can get past the nay-sayers and eye rollers, into a set of early adopters who can help to develop the shared vocabulary, the group of interconnected concepts, the specialised actions that can be attributed to “practice” in the field.

These people start to move ahead with it. They spin off a set of correlated concepts, further definining the field, making distinctions and boundaries that set the new off from the old. There is a sense of identity of the group, and a set of short hand terms and labels emerge. You can get pretty far into it before you notice that the buzz is contained in a small (but hopefully growing) group of practitioners. The attractiveness of the cache sits rather uncomfortably with the kick you get from proselytising the new message (dooming you to putting yourself out of an elite job, and into a historical role as one of the First).

That is what I hear Jay Cross talking about in his article on Dirty Words. As learning and informal learning, rather recent in their more specific usage (several years, short in the grand scheme of things) has developed this far, with its pantheon of leaders, its specialised journals, its sub-themes, and key words. In his article Jay reminds us how other people in our institutions (those with the money as well as the need) might hear their learning teams talking and what they think when they hear some of our accepted buzz words.

I am writing my report, fully pro-learning and full of venacular for me, to an audience that has yet to be convinced (not about learning, but about the subtle difference between what we are talking about now and what went before – such as training and capacity building.) I say “A Field is Born!” but they might hear it as “#$%^&*!”. This advice from Jay is coming at a good time. When I go back through my report, I will have to remember to use my PG filter (Practitioner Guidance Suggested).

The title of the next Chief Learning Officer Webinar I’ve signed up for is called, “Corporate Learning in 2010: Social, Mobile, Collaborative, Engaging and Fun.” I was interested to find an example of this – of how informal learning at the organizational level can be just that – here near Geneva last week.

I had lunch at WWF International in Gland, Switzerland, last Friday where they were just completing a Learning Week that featured five packed days of learning exchange from “How to take a good photograph” to hot topics like the Water Footprint on which WWF is working. When I walked into their offices at lunchtime I could feel the buzz – sessions were going on all over the building, often five in parallel, all internally sourced. Internally is defined broadly here, as some external people were presenting and running sessions too; these external people however – from globally recognized Business Schools and multi-national corporations – were all WWF partners who had taken the opportunity to contribute some of their knowledge to this organizational learning extravaganza.

Fun and learning are not mutually exclusive, as we all know, although having fun in the workplace is not what we have come to expect. It is refreshing to see how that synergy of informal learning and fun can open up space for real connections both at the content level and interpersonally, that can then lead to productivity results afterwards.

As I left, prizes were being given away by senior management for the best presenters, to the person that attended the most events, and so on, in the wrap up of this Learning Week. It no doubt ended with the same energy with which it started – Day 1 of the agenda featured a Staff Quiz, all about the institution and its work. Eight teams turned out in Fancy Dress (I hear), to compete in rounds towards the champion position. Team scoring was done by Senior management. The Pub Quiz format was about institutional learning and exchange, and also ticked the fun box for team development and relationship building. As a Learning Week launch it no doubt served as a wonderful icebreaker for the open discussions and cross-silo-fertilization of ideas that would no doubt follow such an activity.

Reducing “power distance” in organizational hierarchies can also be treated through fun – a staff party where Senior staff bartend, as WWF had, might demonstrate the service orientation of the highest level of management, not to mention model some of the acute listening skills that bartenders are well-known for (and not just for drink orders.) In addition, everyone was invited to submit a session idea, again taking decision-making out of the hands of a few and into those of many, now co-creators of the content.

These are the kind of clever decisions that have important and subtle effects.

Whether skills building or learning about one another’s programmatic work, event titles on the five-page agenda, featuring over 75 events, were innovative too (“Herding Cats 101” building facilitation skills, and “How to manage your energy, not your time”), promising fun and interaction and not just a barrage of PowerPoint. (In fact, guidelines sent out in advance requested reduced reliance on PPT). Even the physical spaces that were used made that in some cases impossible, I saw a hands-on session happening at a clutch of computers in an open space area, others were in the Visitor’s area – unusual spaces for this kind of exchange that signaled something different than business as usual.

Why not host an in-house learning event/conference that is a provocative mix of formal and informal peer-learning which is interesting, useful and most importantly fun. It takes some courage to put on such an event, but the opt-in, staff-built programme with lots of choice no doubt helps people tailor their learning needs to their own interests, and allows them to learn much more about and from their peers through the shared format of fun.

Some people ask for examples of how systems thinking can be applied. Here’s a story that I came across recently…

Imagine you are a headquarters-based training unit in a big organization and, among other things, you put out a two-page newsletter each month that features short paragraphs describing all the different training activities that the many field units are conducting. Collecting the articles is hard work, you need to bug people all the time to send something in. Finally you get your quota of news and you publish it. At the end of the newsletter, you write “For more information, contact info@ourunit.org “.

Early on, after you would publish the newsletter you would get a string of requests for more information that needed follow up, which took quite a lot of time – going back to all the various authors and asking them for information, or passing along the request and checking that they answered it. It would take a while for the author to respond to you, the central HQ unit, then you would send back the information to the person who requested it. It took so long to get the information, that the perception of responsiveness of the HQ unit started to be affected, and eventually no one asked for more information. It started to get even harder to get trainers to answer your news request, you might eventually need to cast your training news net wider, which would need more research and take more time.

You find you are spending a lot of time administering this information exchange. And actually from the lack of timely response from the trainers, and feedback from your readers, you are not sure what kind of impact this is having. As a result this newsletter might not be at the top of your To Do list. Is it time for the newsletter again?

So what are our opportunities here?

You are putting a lot of energy into making this newsletter work. Is there something that you could do differently that would drive this process for you? How could you get the system to do your work for you, rather than you having to do everything yourself? Maybe there is something in the structure of the system that is currently operating that is making it less efficient than it could be. You are clearly in the middle of it. Can you step aside, and shorten some of these information pathways?

What if, instead of putting “For more information contact: info@ourunit.org” at the very end of the newsletter, you put, “For more information write directly to Trainer SamSmith@hisunit.org” at the end of every article? What does that simple change do? Well, for one thing it lets people send their requests directly to Sam or whoever, and you don’t have to get in the middle of all this correspondence. It puts a name and potentially a face to the training (can you put the photo of the trainer by his/her article?), and might encourage more contact between the readers and the trainers. Someone will see Sam now in the corridor on his visit to HQ and be able to talk to him about his training, rather than not knowing who conducted it.

Putting Sam’s name on the article serves to raise his visibility as the owner of the activity. He now starts to get some notoriety for his articles, and when people contact him for more information he gets direct feedback on his work. His article might bring him some new contacts, new internal clients, or potential partners. People will start to know more about what Sam is doing and when they are conducting training on a similar topic, they might bring him in. Sam starts to see the value of this reporting activity, and this incentivizes him to use that opportunity and to get his articles in on time; it becomes a great marketing route for him and his team. He might even improve the quality of his article because his name is on it now, instead of some anonymous info-email address in HQ.

Now, when the articles come in to you on their own, the quality is better, and you have more enthusiasm from the trainers, your task putting together the newsletter gets easier and more enjoyable. Your admin time goes down, and maybe you can spend more time instead finding new authors, or starting a friendly competition for the best writer of the year, the most prolific writer, the one that receives the most comments, etc., or working with existing trainers on their writing skills, or maybe you can start to find photos (where you never had time for that before). Now instead of having to free up days of work to get the newsletter out, it might be more like hours, and the newsletter can move up your to-do list.

This process starts with a good question – asking yourself if there is something that you can do to trigger reactions in the wider system that can sustain the positive effects of your actions. That is using systems thinking. You want your effort to achieve progress without constant energy input from you; so you ask yourself, what can I change, even with a small strategic effort, that can create a situation where other people, those centrally involved, are happily doing this work (instead of me)?

In this particular case, incentivising the trainers by giving them more visibility and shortening the feedback time from their readers would be a good and simple move. You might consider as a next step putting your news on a blog, and cultivating a set of trainers who would get a kick out of blogging about their activities, and could even post their own articles instead of you (you could give them a set of guidelines and some support). Then if you still need to publish a newsletter, it would be as simple as going on the blog and pulling off the top articles (SiteMeter could even take the guess work out of that) and republishing them in hard copy for the field based staff. The biographical information on the trainers/bloggers, the instant gratification of publication, along with the instant feedback they would get in the comments section would continue to incentivize them to give you timely, high quality content. Now, your newsletter project is just a quick activity, instead of falling into the pulling-of-teeth category of work. And as a bonus you get a lot of happy higher profile trainers, engaged, proud of their work and potentially more productive as a result.

All that from changing the contact information? Systems thinking!

(NOTE: Of course systems thinking would also have you asking, what kind of resistance might I encounter when I make this change to my system? How can I curtail that before it gets to me? And the systems thinking goes on…)

I just spent the last two days at Online Educa, one of the largest global conferences for technology-supported learning and training, held annually in Berlin. It is my third time attending and every time I return full of new ideas and a glimpse at the future learning trends through the eyes of some of the top thinkers, academics and techno-geeks. This year was no different.

Each year there is some tool or topic that is capturing the excitement and imagination of the 2000+ participants. When I first attended in 2006 it was blogs and wikis, with many people enthusing about their experiences with these young tools. At that time we had just started this blog, so were eager to hear how people were experimenting with theirs for learning. Informal learning was also a topic with Jay Cross’ original book on this published.

In 2007, the buzz was around real learning applications in virtual worlds, like Second Life (SL), which most people had discarded as playgrounds for slackers. Many formal and informal learning experts were exploring and exploiting their potential for all kinds of learning. Podcasting was also a hot topic, and mobile learning was a beginning topic of conversation then, but was being drowned out by SL avatars and a much bigger conversation about the quality and quantity of user-generated content. (I’ll never forget plenary speaker Andrew Keen -author of The Cult of the Amateur: How Today’s Internet is Killing Our Culture- who was boo-ed for proclaiming to the audience of thousands of otherwise very polite internet enthusiasts that wikipedia and the internet was being written by monkeys, or something to that extent.)

Trending this year were a few things: Tools like Twitter were not only mentioned in practically every session, but also was being actively used to extend the learning beyond the seminar rooms throughout the conference. All kinds of video application was also a trend, from having school kids use the video clips they took with their phone for show and tell, to the question of whether YouTube and its mega supply of how-to, just-in-time learning content might ever replace formal training. Mobile learning was also very big this year, with everyone doing it on their I-phones (or other, although I saw lots of them) as well as discussing the future of learning as being “hand held”. This was linked to an ongoing discussion about the coming of cloud computing, having everything in the “cloud” with ubiquitous access, where any user can access any content, anytime with their phone, PDA or even a TV. One plenary speaker heralded the end of “bulky” laptops, while holding up one of the smallest I’ve seen.

I myself found it fascinating that I only turned on my own PC once the whole two days (and that was for a skype call to Sweden). Not that I was taking notes and talking instead, no, I was on my phone the whole time. I used it to Twitter the conference, used it to give feedback in sessions on Backnoise.com, to ask questions of other participants, to meet and interact with many people, and more. Instead of sitting down to write my blog posts, I micro-blogged the whole time (I would have never found the hour it takes me to write a proper blog post during that fast-paced conference.) And in doing got some experiential learning in “going mobile”, learning alot about this new handheld future, from many who do it so expertly.

In fact, my last Tweet from the Conference was: “#oeb2009 Difference @ OEB for me this yr: Didn’t use my laptop at all- all interaction with mobile & found it great- Next yr no pc 4 me!”

Many of us go to hours, days, even weeks of meetings and workshops as a part of our working life. Then when we return home have the added pleasure of trying to remember what happened and what we agreed to do.

Thankfully many of us also have developed good systems for tracking our next actions (I’m happy with my GTD practice, which 2 years after adopting is still going strong), and of course we also rely on the organizers to send out a report which further reminds us what happened and what’s next. These reports take many forms, and a good one is one that we a) actually read, that b) keeps the interest/excitement/momentum of the hours/days everyone spent together, and c) encourges follow-up on our part.

With the flurry of meetings and workshops that most people experience as part of their work process, how can you make your own event memorable? What can you add during and after the event that makes it stand out and finds a little home in the grey matter of each participant for the duration of your collaborative work?

Helping people remember is something that can be built into a workshop process. Like the deliberate process of creating a story from an experience – it helps people to organize and contextualise information, distill its meaning, reorganize it into a lean narrative, and create a product (story) with title or tag that is easier to remember and reuse later.

You can of course, literally, ask people to create stories from their experiences at the end of a workshop, and practice telling each other these stories and notice the great ones (people can always share and use each other’s stories). You can also use techniques like some we saw at the Society for Organizational Learning conference last year, which had “Weavers” (two charismatic people who opened and closed each day, Sonny and Cher style), who effectively linked or wove together what was going on in the conference into funny stories and jokes -again contextualising the information and applying it to real life in a humorous way. They created and told the stories for us in that case.

That conference also had a Slam Poet duo – Tim Merry and Marc Durkee – who by the end of each day had written a rap-like song, with guitar accompaniement, which pulled out a few of the strongest points from the day’s plenary presentations and built them into a strong refrain. To get big messages to stick, they even had a sing-along component. You can’t get much more memorable than that (600 people singing along to the key messages over and over again).

Visual facilitation and graphic recording are two practices that also help to create icons and memory triggers for participants, not to mention helping information and data creep over from our rational left to the creative right side of the brain (more brain real estate cannot be bad). The image above (of me!) was created in a recent workshop by Fiami, a Geneva-based graphic recorder and visual facilitator, who worked at the back of our room to capture the essence of the discussion in one pane images which are informed by his work in “bandes-dessinees” (which translates (poorly) into comic strips). His work creating one frame images with captions is slightly different than the main-stream graphic interpretations by visual facilitation groups such as Bigger Picture, a Danish group with which we have also had the pleasure to work.

Bigger Picture, like many of the visual facilitators who work in the tradition of David Sibbet and The Grove (often credited with first bringing strong visuals into planning and strategy processes), capture the process in murals which visually track the progress, decision, discussions of the group in real time. With this approach, at the end of the workshop, you have a large graphic artifact (literally meters of interconnected drawing) which ultimately can be reproduced as a poster for each participant if you have the budget (they are not cheap). These mural creation processes, which do go on quietly at the back of the room during your meeting, have the most impact if some time is built into the agenda for participants to interact with the visual – validate it, add their own post-its of icons and meaningful words here and there, and reflect on some of the key messages. With these visual “fingerprints” of participants embedded within it, the final visual’s utility as an aide memoire is greatly enhanced.

The number of groups around the world working in visual facilitation is growing. Many of these practitioners are connected through networks like the International Forum of Visual Facilitators and vizthink which operate globally, the latter of which includes all kinds of applied visual techniques.

Whatever you do (come up with your own!) you can increase your chances of success, longevity of ideas, and active follow-up to your workshop by being more memorable for participants. It might feel a bit risky at first, but my experience has been that participants are most thankful for the extra help making their time spent with you in the workshop more actionable.

Many years ago a friend, a systems dynamicist, told me a story about the perils of only looking at the front row when you’re speaking in an auditorium or leading a group on stage.

He told me that you can easily create a positive feedback loop for yourself, that is, a cause and effect situation that continually reinforces itself, until you find yourself far from your original track.

For example, he noticed that when he gave speeches he got the most positive feedback from the front rows of the auditorium. These people would nod, laugh at his jokes, give him all kinds of active listening prompts, and the more he responded to them, the more they loved it, and the more positive feedback they gave.

However, who sits in the front row? Not only people who can’t see from the back. But people who already are keen, are followers or devotees, people who want and are getting your quality attention, who may even want to be close to you potentially for other reasons – maybe status seekers, your friends, and potentially people who care enough about you not to doubt, question your logic or challenge you. So, in your narrative, they go wherever you take them, and you take them wherever you go. You don’t have to take them very far, they are fans, they agree with you, they are happy with what you are giving them. That is your front row.

There are obvious perils to depending on your front row for real feedback, for insight into other options and directions, and for the personal growth and development that comes from having your ideas and world view challenged (even gently). It is the people in the middle and even in the back, the hecklers and the still-to-be-convinced types, who can do that. They might be sitting back there completely disconnected from what you are saying or worse misunderstanding it, but you don’t notice, you are focused on communicating to your front row because they are making you feel good about your message – your vision, your strategy, your stories, your best jokes.

As a leader, at any level, how can you make sure that you look past your front row (or how can you get the people in the middle or the back to feel comfortable enough to move up there), so that you can get genuine feedback on what you are saying and the decisions you are taking, so you can course correct if need be before you so solidly believe it yourself (these wonderful friendly people just in front of me believe it too so it must be true)? How can you create an environment for yourself where you encourage people to share their opinions even though they may be different than your own (and potentially those of your entire front row). They might give you something very useful that will make you an even better speaker and leader. And, after all, they’re quite important, since they make up most of the audience.

If you look up “Heatseeker” in Wikipedia, you get redirected immediately to “Missile Guidance”, and a long explanation of how these kinds of missiles work to find their targets. However, the top link of this entry is another redirection to Billboard weekly album chart’s Top Heatseekers which refers to a selected list of new and emerging artists who have never been on the top 100 albums list. In fact, once an album hits the top 100 chart, they are off the Top Heatseekers list. The label of heatseeker is strictly reserved for great new stuff.

I was interested at David Allen’s GTD Summit a few weeks ago to hear the label of “Heatseeker” used over and over again. It was used to refer to speakers and participants, like Guy Kawasaki or Taco Oosterkamp, who are out there looking for the newest technologies, gadgets and productivity enhancements (usually these people are in the technology space, but this is probably not a necessity.) One of the participants beside me in a panel session was using the newest Kindle, and delighted in showing me how it worked, what he liked about it and what he was looking forward to in the next version. Everyone had their iPhone and were talking about new applications for it and wishes. David Allen was given a Mac after Guy Kawasaki hassled him about not having one, clearly for the Heatseekers a Mac with all the bells and whistles is essential.

One thing I noticed about this meeting that I have not noticed before, was that everyone seemingly was using Twitter. In fact, it was the first time I had seen a plenary session where, in addition to the two central screens, there were two lateral screens that were scrolling the Twitter Tweets as people posted them. It turned out that there were dozens of people in the room who, throughout the speeches and discussion, were micro-blogging their 140 character Tweets, including questions (that other Twitter users were answering), quotes, additional information and connections to what other speakers had said (especially when they contradicted each other). Nothing got past the people Twittering. And the interesting thing was that people outside the room were following people inside the room, so not only were we benefitting from the Tweets, but who knows how many people not attending the conference were following those Twittering inside the meeting rooms. Apparently David Allen has over 75,000 people “following him”, which he said was either the cause of celebration or great paranoia.

I had heard of Twitter a few years ago just after it started. We had a demonstration during our New Learning Meeting in Alexandria, Egypt in 2007, where at the time the primary new and interesting Heatseeker thing was using Second Life for learning. I started my own Twitter account in the meantime but had not discovered its potential yet for learning. In addition to using it to host multiple conversations during what otherwise would be a monologue of a plenary session, they had some other applications for Twitter. For example, the Heatseekers said that it definitely could be useful for learning how to waste time (that was their first response.) However, they also said that it gave people up-to-the-minute news flashes (remember the people who tweeted about their plane crashing before any other media was on the spot.)

And of course trend spotters and Heatseekers use it to find the heat, so no wonder they like it. There are definitely different levels of Heatseekers, we have a few in our institution, although I don’t know of anyone yet who is Twittering as a part of their work (or even for recreational purposes for that matter). We haven’t had a meeting yet that mentioned real-time bullet-point reporting via Twitter. Our team has introduced reporting via a cartoonist, graphic facilitation and blogging. Maybe Tweeting is next. When you only have 140 characters to make your point, you need to make sure you are on target – maybe that missile guidance system analogy works after all…

Every 4 years our Members elect a new Council, and we have our brand new Council meeting this week! We will be working very closely with them, and for many in this important group, this is their first time visiting our headquarters. As an introduction, we could have given a one-hour PowerPoint presentation on our organization, followed by Q&A. We could have shown the organigram and a list of our departments, and the names of the heads. We could have even added in photos of the teams that are doing various things. But we didn’t. Instead we organized an Interactive Tour…

Yesterday afternoon, at the end of their first day of the Council meeting, 33 Councillors were organized into four “Tour” Groups. Each group had two of our Young Professionals who acted as Tour Guides, complete with an individual Tour routing for their group, a Fact Sheet hand out of our organization to use along the way, and a lot of energy and enthusiasm. The Tour was divided into three parts. Part One was a whistle-stop tour through the building. Our many units and teams, including our Regional Directors who were attending the Council meeting, had a stop on the tour, for a total of 12 stops all over the main building (upstairs and downstairs and into the far reaches) that the Councillors would make in the first 60 minute period.

Each stop had a host who gave the visiting “Tour Group” a brief 3-5 minute overview of the team and its work. Some offered snacks and drinks, give-aways, pamphlets and brochures, and an opportunity to meet all the members of the team. In that short time, they gave them a flavour of their work and encouraged them to come back for more in-depth discussion in Part Two of the Tour.

Part Two of the Tour was a 60 minute opportunity for the Councillors to go back on their own or in small groups to the places in the building where they would like to dig deeper and have more in-depth discussions. Part Three was a group dinner, with all 170 people participating, with decorated tables all over the cafeteria, in the hallways, lobby and all the central meeting spaces.

The first two parts took 2 hours, the third went on for some time I understand. And you can imagine how much more in-depth the conversations were, after having been given insights of the work of the many various teams, identifying follow up questions, and putting names to faces in the first stages of the Tour.

The feedback was excellent. The Councillors enjoyed the opportunity to get out of the main meeting room and explore the building and see people in their workspaces. They got to tailor their experience by going back and having more in-depth discussions where they wished. All the teams got to meet the new Councillors face-to-face and vice versa, which should make it much easier in the future to approach one another. It demonstrated the hospitality that people feel, and the good will that comes with visitors.

We also learned plenty about doing such a tour in a building with some 150 staff. First of all, overall scheduling was great. Having the joint dinner immediately after the Tour provided an excellent opportunity for people to both reflect upon and digest the information they received, and still have time to find people in a more relaxed environment to ask further questions.

Another bit of learning: there is an opportunity next time for face-to-face briefing for the speakers (we did it this time by email). Tour Guides noticed that some people are so enthusiastic about speaking opportunities that it is hard to catch their eye to call time at the 5 minute mark. Clear briefings with the speakers about time allocations and how to organize content might have been useful for this messaging. Even with such a briefing, some speakers might still find it a challenge to give an overview in 3-5 minutes. Either more time for Part One of the Tour could be useful (and consolidating some of the stops might create this time) and/or encouraging all the speakers to create a few clear messages, and use some props or multi-media for additional information. For example, the person speaking about our new green building project (see my previous blog post on Reframing Our Big Dig ) had three points, a short handout and piece of the unusual recycled concrete to pass around. She still had time to take a few questions. Another host spoke to a rolling slide set of colourful images in the background. We saw all kinds of tricks to get lots of information into a short time span, without having to talk too fast!

In all, the Interactive Tour was a success and much appreciated as a way to get to know each other a little better. This was our opportunity to welcome, exchange, share and set the stage for good collaboration in the next four years.

Imagine you are at a huge international conference. How can you get over 8,000 people from 178 countries who have so much in common, but don’t know anyone, to engage in conversations and meet each other? At mega-events like this, people pass by each other in droves in the hallways of the conference centre, pack into elevators or escalators on their way to the next event, and stand in long slow queues to buy their coffee. But with the exciting diversity of languages represented at a conference like this comes the inevitable and rather awkward entry question of “Do you speak English”? (or “Parlez-vous Francais?”, or dozens of other possible language variations). To deal with this quandry, our Learning and Leadership unit, partnering with the Commission on Education and Communication, introduced an innovation at our organization’s recent World Conservation Congress: language buttons.

Well, we decided that one way to get people to appoach each other was to advertise the languages they speak, so that the Do-you-speak-X question would not be a barrier to engagement. We made thousands of buttons with 20 major languages printed on them in their own alphabets AND we made a blank button. On the blank button, people wrote other languages (such as Nepali and Afrikaans), and dialects (like Kreol and Bavarian) and even in one case a rather key coordinating person coyly wrote, “Don’t even think of talking to me” (but I don’t think he ever wore it).

In this process, we learned new things about colleagues – our Australian Director spoke Nepali (he had worked in a field office there), a Canadian colleague spoke Chinese for the same reason, our American Chief Scientist was fluent in Thai. These buttons were conversation starters even among people who knew each other. That was a huge benefit, not to mention sharing the incredible pride that people felt when they put them on (like my colleague Nicole in the photo above who sported 7!)

The buttons were a hit! The Information Booth workers had them, the Registration people had them, the Commission on Education and Communication members had them, and many, many more. These big conferences can be so impersonal, yet are attended by people who have the most to gain, exchange and learn from great conversations with each other. The question we asked was,” What can we do to get people talking together?” One small answer, only 30mm across, turned out to be a big success.

OK, so you are running your event and you have an audience in front of you – what are they doing? Are they: leaving, sleeping, doing their email, sitting in rapt attention, talking, laughing, voting, writing, singing (well, so far I have not seen any audience singing, but I have seen all the other ones).

So now go and sit in those seats (figuratively at least) and stay there for more than 10 minutes. How does that feel? At the end of your 10 minutes (and remember that ours were 90 min) were you: excited, bored, energised, frustrated, motivated, moved, or a million miles away?

Now make the connection – If you want your audience to feel X (e.g. like running up after the event and asking for your card, or engaging their brains and giving you some excellent ideas on how you could improve your approach, or getting motivated to go home and do something differently, or getting excited and telling other people about what you are doing), then you need to deliberately structure your event to help them get there.

It’s a great exercise for a communicator (and if you have an event you are in this role) to put yourself in other people’s seats. If you do this upfront “sitting” (and thinking), both you and your audience will get more of what you want.

Micro-Lit is the latest trend – the ultimate in pithy reductive literature. Why write a book when 6 words will do?

What ideas might this trend give us for our learning work? What about asking for thoughtful abbreviated responses to feedback questions? Avoid long qualitative anwers and boost creativity. Introduce synthesizing exercises for useful skills building. E.g. Pick one word that summarises how you’re feeling right now? Or let small groups create a 1 sentence review of a speaker’s presentation, rather than a 10 min summary report back. Recapitulate the previous day with a haiku. You get the idea: Multiply meaning and minimize words.

Think short and come up with the perfect triple entendre.

We are coming up to our major Congress, now two weeks away, and working on our assessment instruments among other things. We feel keen to gather as much data, information and feedback as possible from the thousands of participants attending to help us learn more about them, their ideas and opinions, and to make decisions about future work and future Congresses. But what are we going to do with all that information?

Lizzie and I spoke yesterday with our Monitoring & Evaluation officer about a draft feedback form for participants attending the set of 54 Learning Opportunities (skills building workshops) that will be held on site. We asked everything we were interested in in an innovative way, so that the form was a learning intervention in itself, helped people tap in on what they were learning and practiced summarising it for people (e.g. If you met a colleague in the corridor on your way out of this workshop, what would you tell them that you learned?) Our M&E colleague usefully pointed out that our questionnaire was mostly qualitative and would generate reams of results that would be time consuming and costly to crunch. Did we want to think of a few ways of getting high quality and more importantly shorter responses?

Yesterday we received an email from a former colleague and fellow blogger, Michelle, asking for an activity to help teach the skills of synthesizing and making summaries which she could use in a communications course she was giving. We had never really done that and it struck me as a challenge; synthesizing is indeed an essential knowledge management skill, useful for everyone. How can we help people take lots of information and crystallize the most essential elements for themselves and others?

I read a recent article on the new trend for Micro-lit, which is both an art form in itself and a practice of using just a few words to synthesize, what in otherwords, would take many other words. This has been inspired by the oft-cited 6 word novel that Hemingway wrote on a dare: “For sale: baby shoes, never worn.” Now there are 4 word film reviews, 12-word novel contests, etc. The trend must be a backlash from today’s information overload, as well as people’s increasing comfort writing text messages, using Skype Chat, Twitter etc. People are getting better at saying a lot with just a few words.

So how can we take advantage of this – well, for our assessment we decided to ask people a few questions in a different way, such as “What 5 words would you use to describe this learning opportunity?”, and for Michelle, I suggested a couple of synthesis activities, such as writing a Haiku that summarizes a session participants had earlier in the training (I’ve had participants write systems haikus), or to pick an article out of the newspaper and write a one sentence review. Or what about a 6 word bio for yourself?

As writers, bloggers, trainers, facilitators, and colleagues the words we generate compete with the steady flow of information that sweeps through our lives. We need to think more about the other end of that information production process – to what others can do with that information – and to help them out a little by synthesizing our selves, and potentially helping them to do it too through the questions we ask.

So why is this blog post so long? Maybe I should have written a 5 word blog post instead:

Think more and write less.

Like tectonic plates, our understanding of different concepts in our world of work slowly, collectively shifts. Like in the natural world, parts may move at different speeds, and change may be initially imperceptible from some perspectives, but things are moving nonetheless. Changes in terminology often accompany these shifts; yet may be offhandedly dismissed as jargon by those who have not been involved in, or perhaps agree with, the new shift in thinking.

Behind jargon however is something; some conceptual change, and it is interesting to sift out the nuance, past the new words, to see how the community is growing and deepening it collective understanding for better applications and actions.

One shift I have seen over the last decade, in the environment and development community at least, is the change from training to capacity building, through capacity development to learning. We have seen this evolve in papers, conferences, programmes, departments, and it has even manifested itself in people’s titles. Take mine for instance. In the last 15 years of work (3 different institutions), I have gone from the Director of Training, to Director Capacity Development, to the Head of Learning. And this has not just been in words on business cards only; the way I work and my orientation has fundamentally if gradually changed.

15 years ago, capacity building was mostly about training, it was an extension of the academic environment and the realm of experts imparting useful information on participants and students, whether in a headquarters meeting room, or an extension office. It was for the most part workshop or event-based, intensive, and had lots of reading materials. When it existed, curriculum development was based on university outlines, reading lists and lecture notes, with discussion questions. Models like Train X were used to develop lesson plans for training (now I cannot find any mention of this methodology on the web, interesting). What participants got out of it was ascertained in exit questionnaires, much of it however was not repeated very often. It was focused on what people had to know to do something, starting from the ground up.

Capacity building took over from training, with more of a focus on application and a fuller understanding of the professional in his/her environment. Somehow capacity building was a broader, more integrated concept. Capacity development became the vernacular after about 10 years of building capacity, and with the increasing acknowledgement that professionals brought with them their own capacity, and often LOTS of it. So no longer were we building it (e.g. from scratch – with empty vessel-like connotations) but that we could strengthen and further develop into areas of excellence within people. Capacity development also came out of the classroom to many different in-situ environments – complete with more individualised applications and practice.

This subtle shift began to focus the process on the individual. More needs assessments, better understanding of what the people needed to DO with the information, helped to tailor and refine the input, which was now not only an event, but adopted a longer term approach – and more intervention opportunities – shadowing, mentoring, peer-learning, networking, work-place learning, preparatory e-conferences, post-activity advisory services, etc. And the whole process can be fun.

The newest shift to learning is an interesting one. Now it is all about me (well, not me personally, but all of us). No longer do I necessarily need my own learning and development to be moderated by some outside person or group, or include too much formal instruction, training or otherwise. I may want that for something specific, but I can develop my own pathway for improvement and updating to match what I want and need. Learning can happen anywhere and at any time. As we have read in Jay Cross’ book Informal Learning, 80% of workplace learning happens almost without our awareness – at a Sponsored coffee morning, in meeting discussions, in reading notices posted in the staff toilets, in our web searches, in our evening experiments with Second Life. Now a Learning Director has every spot in and outside the workplace to play with, and practically every hour of the day.

The end result is the most important and it is mostly determined by you, the learner. What do you need to do a great job? What do you need to learn, and what medium (or better, media) works best for you – and how many different, interesting, energizing ways can we help you to gather or create your knowledge, analyse it, test it, apply it, learn from it, and then keep at it. Now its lifelong learning, slowly moving, shifting and changing, just like those tectonic plates.

(Note: This post was inspired by my current reading of colleague Nicole’s “Opportunity Plan” for a leadership programme of ours. Apparently Business Plans are out, now they are called Opportunity Plans – I’m curious about the conceptual shift in thinking that’s behind this change.)

We learned something rather counterintuitive this year about response rates when communicating with a virtual network. Our unit coordinates an expert network of communicators and educators with over 600 people particpating around the world. This network from time to time is asked to contribute their thoughts in planning and decision-making, so their response is important. You would think that interacting with a network of communicators would be a breeze. As it turns out, it is, if you ask the right questions in the right way – therein lies the learning.

Every four years this network gets a new Strategic Plan, a process lead by a Steering Committee of 15 people and validated by the network. Our first message to the group in this process seemed simple enough – the Steering Commitee had identified 3 options for a tag line for the Commission – pick your favorite one. That message went out to 600 people and one week later we had, wait for it, 8 replies. That is a response rate of 1.3% – not statistically relevant. So we did not have our tag line.

Our next challenge was to get inputs to the Strategic Plan itself – a 25-page text document. How could we possibly get a better response rate on a dense document, when only 8 people answered a one-liner? Well, what we decided to do was to NOT send the whole document as an attachment to the group of 600 asking “Dear Commission Members, please find attached a 25-page document for your comments”. If you really did not want comments, that would be a strategic way to do it.

Instead, we wrote a short email that informed people about the draft document and asked for volunteers to read it and give comments. Now this was a very different question, and demanded a different response. People needed to write us back first explicitly that they wanted to read the document, and would send comments. This extra step, effectively a commitment statement, proved to be important in terms of getting people’s involvement. What they got back then was a personalised email from me with the document, instructions, and a sincere thank you in advance. This time our initial response rate was over 100 people (asking to read the document) and of those over 80 sent in their comments, which were extensive, thoughtful, and significantly strengthened that important document. The final response rate was 13% – it might sound low, but when it’s you that’s incorporating 2000 pages of detailed comments to a document, it is quite sufficient.

What’s more – on page 13 of the document, in the middle of the page, we listed the three tag lines and noted that the Steering Committee requested Commission members to vote for A, B, or C. This time amazingly everyone wrote their vote into the document, and we have our tag line (and most importantly some new learning about) – Creating the Climate for Change.

We were working on a one-page proposal this week, the kind that is going into a board meeting for a yes/no answer, and tinkering around with the text. Wanting it to be minimal, I remembered a presentation I heard by Interact, a UK-based management training group that uses theatre techniques and real actors for training. They gave a demonstration workshop to the Geneva Learning Community a few weeks ago.

The lead trainer, Ian Jessop, a director and producer himself, spoke to us about linguistic audits, that is analysing the language we use and being mindful of how we use words and what they say to people. Here is what he told the group. Nouns are facts, they are not emotional. They are most appreciated by accountants, doctors and biologists who deal in things – dollars, ulnas and rattlesnakes. Verbs however are action oriented, future oriented and have movement and motivation. Activators like verbs.

Adjectives are about emotions. They help to define, tell stories and paint pictures and help people understand and follow. Adjectives are the things we buy. People don’t buy a car, they buy a fast, candy apple red sportscar, or a safe car. They don’t buy chocolate, they buy the richest creamiest, darkest chocolate.

So we decided, we were no longer talking about a workshop where participants would talk together and identify solutions. Now we were talking about an interactive, outcomes-oriented workshop that would feature peer-learning and generative dialogue, and build relationships among motivated, committed people working towards long-lasting outcomes. It’s all still true. Hopefully that sells.
